Competitor identification requires both traditional and less obvious approaches. The traditional method identifies strategic groups within industries with similar strategies and capabilities. The less obvious method focuses on potential new competitors delivering comparable customer value through different platforms. Your own customers, sales staff, and operations managers provide the most valuable intelligence about current and emerging competitors.
Information gathering should cover multiple categories: background information, products/services, marketing approaches, human resources capabilities, operations details, management profiles, sociopolitical connections, technological assets, organizational structure, competitive intelligence capacity, strategic positioning, customer value analysis, and financial metrics. Much of this information already exists within your company-salespeople, marketing staff, and operations personnel possess valuable competitive insights.
Porter's four corners framework provides an analytical structure: future goals (where competitors are headed), current strategy (what they're doing now), capabilities (what they can actually deliver), and assumptions (potentially incorrect ideas or blind spots). This analysis should integrate into competitor profiles that forecast how competitors will respond to various competitive pressures, revealing their real focus, likely moves, blind spots, and probable responses to market initiatives.

"Driving" or "helping" forces push toward change, while "restraining" or "hindering" forces resist it. When these forces are balanced, no change occurs; when the balance shifts, change happens in either a helpful or obstructive direction.
The DFA process involves two essential steps: first, identify the relevant driving forces by determining which trend clusters are causing change and separating major causes from less important ones; second, assess the impact these forces will have on the industry by identifying the small number of driving forces likely to have the greatest impact over the agreed-upon timespan.
The first task is examining macro-environmental factors that influence industry structure and competitive behavior. These include obvious elements like changing regulations and technologies, but also less-obvious "hidden" factors that can provide asymmetric competitive understanding. DFs are best identified in a group setting using the STEEP framework: Social forces, Technological developments, Economic developments, Ecological developments, and Political developments. Common DFs across industries include changes in growth rates, customer needs, technological innovation, globalization, production costs, and regulatory influences.
The second step requires more intense analysis to rank the DFs by importance in driving industry attractiveness and profitability. Analysts must question each force's validity, significance, strength, and whether it can be altered. The analysis should determine whether these forces make the industry more or less attractive by assessing their impact on demand, bargaining power, competition intensity, and profitability.
Consider the digital music market circa 2011-2012. Despite strong historical growth, the sector faced declining growth rates due to competition from substitutes like smartphones. In the "Repeated Economic Meltdown" scenario, recovery never fully materializes.
