A circle or zero can be infinite and all-encompassing, just like love.
Following Euclid's first common notion that things equal to the same thing equal each other, if zero and love are both infinite and all-encompassing, then zero is also love-a state of infinite possibility. This might sound abstract, but love has everything to do with leadership. Many leadership problems stem from its absence in the workplace. Leaders acting selfishly, without others' interests in mind, aren't operating from love.
Successful leadership models often center on love-New Zealand's All Blacks rugby team treats members as family, honoring team symbols and ancestral history. Military leadership, particularly Navy SEALs, demands love of team above self-preservation. As former SEAL Eric Greitens wrote, successful candidates "had a heart large enough to think about others."
Throughout history, circles have stood for unity, cyclicality, simplicity, and balance. When divided, they create powerful concepts like yin and yang, representing the fundamental balance of opposing forces. The rational resides in our banks, schools, factories, offices, and armed forces. We're comfortable with it because it's what we can prove. It forms the basis for science-sequential, repeatable, verifiable. The emotional axis is most explosive-capable of destroying or making relationships. Leaders typically struggle with this domain, often avoiding confrontation.
Physical prowess has long been associated with leadership, particularly in military contexts. It remains significant as height correlates with perceived authority and loudness with confidence-explaining why CEOs are significantly taller than average. This creates barriers for women seeking leadership roles.
The quadrants formed by these axes each represent different leadership approaches. The rational-physical quadrant has thrived since the Enlightenment as "the industrial model," driving our education systems. The spiritual-emotional quadrant is where inspirational leadership traditionally resides. Leaders strong in these qualities tend to be popular with teams, though perhaps less so with investors and voters.
Our current imbalance stems from overemphasizing the rational and physical-evident in the financial crash. Correcting this requires applying doses of the spiritual and emotional to return to center, explaining why knowledge workers often unwind through theater, pubs, or recitals after intensive work.

Leadership creates normative fields that set behavioral standards and culture. Yale researcher Stanley Milgram demonstrated how powerful these normative fields are-participants administered seemingly lethal shocks when ordered by authority figures. Great leaders like Ronald Reagan deliberately collected jokes, recognizing humor's power to demonstrate judgment, timing, sensitivity, and intelligence. When teams enjoy working together, they enter a virtuous cycle: liking leads to better performance, improved skills, higher rewards, and increased satisfaction.
Team cohesion thrives under work pressure, which is why military organizations keep new recruits constantly busy. This momentum creates a stabilizing gyroscopic effect, pushing forces to the center axis-similar to how forward motion keeps a bicycle upright.
Zero-state thinking doesn't mean perpetual Zen-like detachment. Leaders need both meditative balance and passionate, focused engagement-with the ability to return to zero. On the continuum between "they" (powerless), "we" (zero leader), and "I" (all-powerful), effective leadership emphasizes "we" over "me." The leader remains fluid, agile, and neutral-what Buddhists call "non-attachment"-creating space where minority views can emerge as sources of innovation.
Leaders must integrate factional groups by weaving a larger fabric of shared identity and values. Like Anglo-Saxon "peace weavers" (women married into opposing tribes), leaders connect subcultures across departments and locations. Effective leaders are slightly "wyrd" (weird), picking up threads of truth from all sides to create an inclusive fabric of allegiance.
The greatest asset of the zero state is permeability-openness to what situations require. Leaders don't need to personally generate ideas, but must create cultures where ideas flourish by tolerating diversity and unconventional thinking. As psychologist Fred Emery noted, "Instead of constantly adapting to change, why not change to be adaptive?"
The Royal Navy's hourglass philosophy represents two leadership disciplines: following orders precisely at lower levels while using initiative and independence at higher levels. We've lost faith in the economy as self-correcting and in the "Rational Man" who supposedly governed it. Instead, we now accept imbalance as the steady state, constantly seeking economic saviors rather than addressing the fundamental imbalances in our systems.
The most efficient entrepreneurs at marshaling resources-women of color, particularly Black women-are systematically overlooked by investors. While female-owned businesses grew 58% from 2007-2018, Black women-owned businesses grew by 164%. Yet venture capital overwhelmingly flows to white founders (77.1%), with Black founders receiving just 1%.
The investment ecosystem prioritizes "unicorns"-companies reaching billion-dollar valuations quickly-over sustainable businesses. Investors chase 10x returns despite most IPOs showing negative returns after five years. This system rewards compelling storytellers over those focused on actual cash flow and sales, explaining high-profile failures like Theranos where storytelling masked fundamental business problems.
WeWork exemplifies how imbalance perpetuates itself. Founder Adam Neumann's charisma, physical presence, and connections attracted $8.4 billion in investment despite consistent billion-dollar annual losses. His vision was "intoxicating as it was vague," yet the company reached a theoretical $47 billion valuation before collapsing amid revelations of double-dealing and questionable practices.
While society increasingly conserves resources like energy and materials, we remain remarkably wasteful with capital. The investment community expects most ventures to fail, with only one in ten investments truly succeeding. Despite only choosing "winners," venture capitalists see 96% of their backed startups either breaking even or losing money.
Buckminster Fuller's concept of "ephemeralization" forms the foundation of Zeronomics-doing "more and more with less and less until eventually you can do everything with nothing." This economy sees critical inputs becoming ever more accessible and less expensive as material and capital inputs literally disappear. As money dematerializes from physical currency to electronic and digital bits, capitalism itself is transforming. The internet and smart devices now provide platforms for building businesses without capital investment.
We've wrongly assumed that capital equals capitalism. Business leaders have lost credibility through fraud and deception, causing public questioning of capitalism itself. Yet the best leaders are increasingly invisible-present less but accomplishing more. Good leadership is measured by its absence rather than presence.
The economy serves as a resource allocation mechanism-sorting capital, ideas, time, goods, services, rules, energy, and materials for citizens' benefit. Technology enables doing more with less, yet people work longer hours. Work should afford us time for non-paying activities that bring joy and rest.

Leaders possess power with visible status symbols, but often fail to consider what these trappings signal to others. Power is always separate from authority-prime ministers have power while authority resides with voters; executives have power while authority belongs to shareholders and customers. Power should be exercised gently and frequently to become embedded and rarely challenged, like good policing.
Leaders rarely discuss their role as judges, yet it's crucial. For authority to be accepted, power must be dispensed fairly. Leaders should speak last in meetings: it creates the perception of listening, allows testing ideas without commitment, and ensures the team develops solutions they'll accept because they created them.
Effective leaders must maintain spare capacity rather than being 100% occupied. This reserves mental space to retain sight of goals and maintain situational fluency. Leaders need constant fluidity to empathize with team members while guiding collective outcomes. Physical fitness is essential as leaders must lend energy to team members without depleting themselves.
Leaders often possess more power than they recognize, gradually excluding them from routine conversations and information flows. Nobody wants to deliver bad news to authority figures, while success attracts a flood of messengers. This distorts the leader's worldview-either missing problems until too late or developing an exaggerated sense of team success.
Modern leadership has forgotten physicality, overly focused on mind since the Enlightenment. Renaissance philosopher Marsilio Ficino emphasized self-discipline in leadership-controlling oneself and perceptions of outcomes. His concept of the "angelic mind" resembles the Infinite Leader with one foot in the present and another in situational fluency.
Charisma in leadership defies objective definition-what captivates one person might repel another. Physical traits often contribute to this perception: Adam Neumann's tallness and "mane of hair" were noted during WeWork's funding rounds, while Elon Musk stands over six feet tall compared to Jack Ma's 5'2" stature. Charisma is never average and can become self-perpetuating when widely acknowledged.
Most leaders position themselves at the center of their universe and expect others to revolve around them. They must recognize that community values are projected onto them-a tremendous responsibility and privilege that grants power to affect people's emotional states. Yet many leaders handle this poorly due to ego, seeking temporary validation through power and status-a need that can never be truly fulfilled.

Western education overemphasizes reductionist principles of analysis and data while neglecting mood-reading and feeling interpretation. Education has become dominated by scores and grades, from early schooling through GPA and GMAT scores. These metrics dictate life outcomes so powerfully that students sometimes commit suicide over them. This system originated during the industrial revolution when William Farish, a Cambridge tutor, invented a grading system in 1792 to process more students efficiently. Modeled after factory quality control for shoes, this method standardized assessments, increased throughput, and reduced classroom hours.
This factory model produced three harmful side effects: it prioritized institutions and processes over people; it trained leaders to pass individual exams rather than lead groups; and it enforced uniformity of thought through third-party verification. Consequently, graduates enter collective workplaces utterly unprepared, resulting in delayed leadership development, disillusionment, and the realization that their expensive education provided minimal preparation.
Our education system has produced leaders who believe people commit when they understand, but the truth is people commit when they feel understood. We've created analytical thinkers who struggle with the "illogical" realm of feelings. After 20 years in a self-congratulatory educational system, graduates find it nearly impossible to see its shortcomings.
The indefinable "spark" that marks exceptional leaders is essentially flexibility-the ability to move effortlessly between analytical thinking and emotional intelligence. These individuals possess balance not as a static state but as resilience against destabilizing forces.
Educational reform must happen gradually, potentially bypassing rather than transforming the existing system. Leaders don't necessarily need university degrees-according to the US Census Bureau, while 90% of Americans finish high school, only one-third have university degrees, meaning we're excluding two-thirds of the population from leadership roles.
We've developed a "spirituality deficit" in leadership because people haven't felt safe to discuss how spirituality could enhance their work and purpose. Yet spirituality already exists in our workplaces-in the finance leader who runs life-transforming youth sports programs on weekends, the risk-averse team member who goes free climbing and snowboarding, or the board member who never speaks of caring for an addicted child or partner with dementia.

Balance has been a central human challenge throughout recorded history-difficult to achieve and even harder to maintain. This shift is already happening with a new generation that demands better behavior from capital. We must remember that capital should be our servant, not our master, requiring a vision beyond mere finance. Leadership wields power, but authority comes from the consent of others-customers, employees, or voters.
Responsibility, like authority, is best taken rather than given. It stems from love, which creates unity and holistic thinking. This servant leadership manifests in four H's: Humble leaders who develop others without seeking credit; Happy leaders who understand happiness is a personal choice; Honest leaders who recognize bias and avoid ethical conflicts; and Hungry leaders driven by values and visions beyond material goals.
Leadership requires imagination to perceive the world differently. At the strategic level, this imagination is at least as important as domain knowledge, experience, or skill. Most leadership failures stem not from lack of knowledge but from lack of imagination.
The qualities that truly matter in leadership might be described as "softer skills." What summarizes many of these qualities is "sticking power"-something absent from professional checklists and personality assessments, but which could be measured through a zero model-based assessment.
Leadership requires constant reinvention and skill development. Your presence reading this book indicates leadership potential, which everyone possesses, even experienced leaders. Curiosity is fundamental to leadership-without it, progress stalls. True leadership requires understanding yourself as much as others. The most experienced leaders realize how much they still don't know, which marks the beginning of wisdom.
Leadership can't be about self-aggrandizement-ego is kryptonite to team ethos. True leaders prioritize others' interests, doing whatever helps the team succeed, even menial tasks. Leadership requires energy-mental, emotional, physical, or spiritual-that can manifest as restlessness or impatience. The best leadership energy inspires, praises, reassures, and encourages, releasing energy in others.
Natural leaders feel responsibility and take it without being asked. They volunteer not for personal gain but because they wouldn't feel right otherwise. Wherever people assume responsibility, leadership emerges, often unconsciously. Love fosters growth in both giver and receiver. Great leadership is founded on love for colleagues and the consequences of decisions, not self-love.
Leaders need the ability to create magic-making reality seem malleable and problems solvable through reframing. Magic appears when people enjoy their work and teams. It's not about being the smartest person but making everyone else feel smart. This intangible quality reassures, represents, forgives, and heals.
In ages past, our leaders recognized that we were at our best in moments like this. We've been on our own before, even in darkness. Among our younger colleagues, a new generation of leaders is emerging-modern, pragmatic, technical, yet romantic. With optimism, belief, and love, something exciting and historic is on the horizon. If we can achieve this much with our current leadership problems, imagine the future potential.
