Counterproductive devil's advocates find fault with every proposal, make definitive pronouncements rather than asking questions, tear apart ideas without offering alternatives, focus exclusively on downside risks, treat debates as zero-sum games, and often damage relationships through strident repetition of their arguments. In contrast, effective devil's advocates engage in active listening, ask thoughtful questions like "How might we make this work?", seek to understand others' perspectives, and admit gaps in their own knowledge. While many successful people advise ignoring naysayers, the challenge for leaders is distinguishing between unhelpful critics and constructive devil's advocates. Former IBM CEO Lou Gerstner described the toxic environment he inherited as a "culture of no" where "no one would say yes, but everyone could say no." The best leaders encourage people to create rather than merely criticize, while still valuing helpful dissent.

Leader as Teacher: Nurturing Curiosity to Unleash Creativity

Maria Montessori believed the first task of a teacher is "to stimulate life, leaving it then free to develop, to unfold." This principle applies equally to leadership. Jennifer Doudna's journey from curious child exploring Hawaii's "sleeping grass" to Nobel Prize-winning scientist illustrates how early experiences of wondering "how does that work?" can lay the foundation for groundbreaking discovery. Curiosity fundamentally activates our brains in ways that enhance learning. Neuroscientist Matthias Gruber's research shows that curiosity not only improves memory for information we're interested in but also enhances recall of unrelated material encountered during periods of heightened curiosity. Brain imaging reveals that curiosity activates dopamine pathways and the hippocampus, putting "the brain in a state in which you are more likely to learn and retain information." Leaders can nurture curiosity by encouraging questions rather than immediately providing answers. Canadian teacher Patti Firth creates "wonder walls" where students post questions beginning with "I wonder..." about new topics. When she stopped answering her students' questions immediately, she discovered "they started learning faster" as they eagerly sought answers themselves. For leaders, prematurely offering answers creates three problems: it suggests decisions are predetermined, constrains the range of possible solutions, and discourages dissenting views. Research by Xiaodong Lin-Siegler demonstrates that students learn more effectively when they understand scientists' struggles. In a study of 400+ high school students, those who read about famous scientists' failures or personal hardships showed higher science grades than peers who only read heroic success stories. Similarly, leaders should share their own failure stories to create psychological safety. Sara Blakely, Spanx founder, recalls how her father celebrated her failures as a child, high-fiving her when she tried something new but failed. Maxine Clark, founder of Build-A-Bear Workshop, credits her first-grade teacher Mrs. Grace with nurturing her curiosity through an unusual approach: awarding a coveted red pencil to students who made "the best mistake of the week." As CEO, Clark instituted her own Red Pencil Award for employees who questioned existing practices, experimented with new ideas, and learned from their mistakes. Empathy plays a crucial role in nurturing creativity. David Glahe, a second-grade teacher in a low-income district, visits students' homes before each school year to understand their circumstances and interests. Similarly, Hilton CEO Chris Nassetta requires his executives to spend a week annually working frontline hotel jobs to better understand employees' challenges and hear their ideas. Great teachers set high expectations while expressing genuine confidence in students' abilities. Research by David Yeager demonstrates this power: when middle-school students received teacher feedback with the added note "I'm giving you these comments because I have very high expectations and I know that you can reach them," they revised their essays at significantly higher rates and produced better work than peers who received generic feedback. Leaders can introduce novelty by providing employees with new experiences: travel to unfamiliar regions, exposure to different cultures, reading broadly outside their specialties, or challenging assignments in different functional areas. Neuroscientists Nico Bunzeck and Emrah Duzel have shown that the brain's substantia nigra/ventral tegmental area responds more vigorously to novel stimuli than familiar ones, enhancing exploration and learning. The most meaningful reward for leaders, like teachers, comes from witnessing the accomplishments of those they guide. While solving problems ourselves feels exhilarating, enabling others to achieve creative breakthroughs provides deeper satisfaction. Leaders must recognize their duty to enable exploration, experimentation, learning, and creation throughout their organizations. The leader's role isn't having all the answers but nourishing curiosity, dismantling barriers, and transforming mindsets that impede creativity. When leaders clear the path, people naturally race toward new directions and discoveries.
