When asked to identify our best and worst decisions, we invariably name those with the best and worst outcomes, regardless of the actual decision process.
Our brains evolved to create certainty and order, making us uncomfortable with luck's role in our lives. Finding predictable connections was crucial for survival-our ancestors who connected rustling grass with potential predators lived to reproduce. As Michael Shermer explains, false positives (thinking it's a lion when it's just wind) were far less costly than false negatives (assuming it's wind when it's actually a lion).
This evolutionary advantage becomes a liability in modern decision-making. We force connections between decisions and outcomes, assuming causation where there's only correlation and cherry-picking data to confirm preferred narratives.
The difference between chess and poker perfectly illustrates this challenge. Chess contains no hidden information and minimal luck-making it a "well-defined form of computation" with theoretically correct solutions. In chess, outcomes correlate tightly with decision quality. A superior player will almost always defeat a weaker one.
Poker, like life, involves uncertainty, bluffing, and deception. You can make perfect decisions and still lose due to bad luck, or make terrible decisions and win through good fortune. When information remains hidden (like opponents' folded cards), evaluating decision quality becomes even harder. The quality of our lives is the sum of decision quality plus luck, but uncertainty gives us room to deceive ourselves-either by not spotting mistakes when we win or by assuming we made mistakes when we lose despite good decisions.

While this story became gambling folklore, the underlying decision process mirrors choices we all make. Whether relocating for a job or making major life changes, we're betting on what will improve our quality of life. We weigh mutually exclusive futures, considering financial compensation against less tangible factors like work environment and personal satisfaction.
Every decision we make is fundamentally a bet. When we choose one path, we automatically eliminate all other possibilities. Taking a job means foregoing other opportunities. Some betting elements are more obvious in certain situations-investments clearly involve choice, probability and risk assessment. But parenting choices, relocation decisions, and even ordering chicken instead of steak are all bets. We're constantly wagering that our choices will create better future outcomes than the alternatives would have.
Unlike gambling's zero-sum nature where one person wins and another loses, most of our decisions aren't bets against other people. Instead, we're betting against all potential future versions of ourselves that we're not choosing. That feeling of "I knew I should have made the other choice!" is just an alternative version of yourself saying "I told you so!"
The quality of our bets depends entirely on the quality of our beliefs. Pete Carroll's Super Bowl decision was driven by his beliefs about his quarterback's abilities and the Patriots' defense. Unfortunately, we form beliefs haphazardly, often accepting things we hear without verification. Harvard psychologist Daniel Gilbert's research shows our default is actually to believe first, then maybe question later. Under any cognitive pressure, people tend to process all statements as true, regardless of whether they were labeled as false.
This explains why we confidently believe things like baldness coming from maternal grandfathers or dog years equaling human years times seven-both false beliefs most people never researched. Our belief-formation process evolved for efficiency rather than accuracy, and we apply this same flawed system to consequential beliefs too, not just trivial misconceptions.

For instance, rather than stating definitively "The stock market will decline next quarter," we might say "I'm 70% confident the market will decline." This numerical approach helps us recognize the spectrum of certainty that exists between complete uncertainty and absolute confidence.
This probabilistic thinking extends to both historical facts and future predictions. Even when dealing with past events, where the truth is fixed but unknown to us, expressing our confidence levels helps acknowledge the limitations of our knowledge. For example, instead of asserting "Shakespeare wrote all his attributed plays," we might say "I'm 85% confident that Shakespeare wrote most of his attributed plays, with some likely collaborations."
The benefits of embracing uncertainty are numerous and significant. It makes us more intellectually humble and open to new information, reduces defensive reactions when faced with contradictory evidence, and helps us maintain a more balanced perspective on our own knowledge limitations. This approach also improves our decision-making by forcing us to consider alternative possibilities and prepare for different scenarios.
Perhaps counterintuitively, expressing uncertainty enhances rather than diminishes our credibility as communicators. When someone says they're "75% confident" about something, they demonstrate thoughtful consideration and self-awareness. This nuanced approach invites collaborative dialogue rather than confrontational debate. Others feel more comfortable sharing additional information or alternative viewpoints when they don't have to completely contradict someone's absolute certainty.
The scientific community has long recognized the value of this approach, formalizing it through statistical concepts like p-values, confidence intervals, and margin of error. This institutionalized acknowledgment of uncertainty has been crucial to scientific progress, allowing knowledge to advance through continuous refinement and collaborative effort. When we adopt this scientific mindset in our daily thinking and communication, we create an environment where beliefs can be discussed, tested, and improved collectively.
This betting framework also helps in practical decision-making scenarios. For instance, when making business decisions, explicitly stating confidence levels (e.g., "I'm 60% confident this product launch will succeed") leads to better risk assessment and contingency planning. It encourages teams to prepare for multiple scenarios rather than assuming a single predicted outcome will certainly occur.

Every outcome, from a golf shot to weight loss to exam performance, involves both skill and luck elements. When we attribute outcomes to skill, we take credit for the results; when we attribute them to luck, we acknowledge they weren't in our control. The difficulty of determining causality is illustrated by the SnackWell's Phenomenon of the 1990s. When millions gained weight eating these "low-fat" cookies (which were high in sugar), they couldn't easily determine if their weight gain should be attributed to poor food choices or bad luck like metabolism. Working backward from outcomes isn't straightforward because we can reach the same result through different paths.
Our tendency to misattribute outcomes follows a predictable pattern called "self-serving bias"-we take credit for good results and blame bad ones on luck. This bias severely limits our ability to learn from experience. By blaming bad outcomes on luck, we miss opportunities to examine our decisions. By taking credit for good outcomes, we reinforce decisions that might not deserve reinforcement.
Black-and-white thinking distorts our view of outcomes like a funhouse mirror-maximizing our skill's role in good outcomes while minimizing it in bad ones, where luck looms large. This stems from our drive to create a positive self-narrative: taking credit feels good because it means we were right, while accepting blame feels bad because it means we were wrong.
One might think we could bypass self-serving bias by learning from others' experiences. Unfortunately, we apply the same biases when watching others, just flipped: we blame others' bad outcomes on their poor decisions while attributing their successes to luck. As Jean Cocteau said, "We must believe in luck. For how else can we explain the success of those we don't like?"

The Buddy System: Creating Better Decisions Together
While groups can improve decision-making, they don't automatically do so. Groups can either promote exploratory thought (objective consideration of alternatives) or confirmatory thought (one-sided rationalization that amplifies bias). Without explicit commitment to exploratory thinking, groups naturally drift toward confirmation, creating echo chambers like poker players swapping bad-luck stories during tournament breaks. This tendency toward confirmation bias is particularly strong in homogeneous groups where members share similar backgrounds and perspectives.
Based on extensive research by Tetlock, Lerner, and Haidt, an effective truthseeking charter should include:
1. Focus on accuracy over confirmation, rewarding truthseeking and objectivity through explicit acknowledgment and praise
2. Accountability that members know about in advance, including clear expectations for evidence-based reasoning
3. Openness to diverse perspectives, actively seeking out dissenting views and alternative explanations
4. Regular evaluation of decision processes, not just outcomes
5. Commitment to intellectual humility and willingness to change positions
This aligns perfectly with thinking in bets-we don't win by loving our own ideas but by calibrating our beliefs to reality. Being part of such a group improves decisions by reducing errors, providing diverse perspectives, and reshaping decision habits even when making decisions alone. The group becomes a training ground for better individual thinking.
Our craving for approval is so powerful that even study participants will work for it from strangers they'll never meet again. In one notable experiment, participants continued performing mundane tasks just for simple acknowledgment from researchers. A good decision group harnesses this desire by rewarding accuracy and intellectual honesty with social approval. Conversely, they show disapproval when members complain about bad luck or seek validation for winning. This creates a culture where truthseeking becomes the path to social acceptance.
John Stuart Mill recognized over 150 years ago that diversity of opinion is essential for testing truth. While individually limited to one viewpoint, groups expose us to different perspectives that help us see both the world and ourselves more objectively. A diverse group can help combat motivated reasoning by asking critical questions we might avoid alone: Why might my belief be wrong? What evidence am I missing? Why might others disagree? These questions become particularly powerful when asked by those with different backgrounds and experiences.
Cass Sunstein's massive study of federal appeals courts revealed how political diversity improves judicial decision-making. With over 6,000 cases and nearly 20,000 individual votes analyzed, the research found that while judges generally vote along political lines, having just one judge from the opposing party had "a large disciplining effect." This "ideological dampening" demonstrates how exposure to diverse viewpoints moderates extremes. The study showed that panels with mixed political appointments were 10-12% more likely to reach consensus and produced more thoroughly reasoned opinions.
The power of group decision-making extends beyond formal settings. Studies of successful investment clubs show that those with diverse membership - varying in age, profession, and investment style - consistently outperform more homogeneous groups. Similarly, research teams with interdisciplinary composition tend to produce more innovative solutions and identify potential problems earlier in the process.

Sociologist Robert Merton established the CUDOS norms for scientific communities that serve as an excellent manual for truthseeking groups. These principles-Communism, Universalism, Disinterestedness, and Organized Skepticism-provide rules of engagement that push groups toward objectivity and away from confirmation bias.
Merton's "communism" principle refers to the communal ownership of data within groups. Within decision groups, we should follow "more is more"-sharing all information, especially details that make us uncomfortable. The mere hesitation to share signals critical information.
The norm of universalism means evaluating ideas based on their merit, not their source. While "don't shoot the messenger" protects those delivering bad news, "don't shoot the message" prevents us from dismissing valuable ideas because we dislike their source. One technique: initially withhold the source when sharing ideas with your group to prevent messenger bias.
Conflicts of interest extend far beyond financial incentives. Our brains have built-in biases that interpret information to confirm existing beliefs, avoid admitting errors, take credit for successes while blaming failures on external factors, and maintain a coherent worldview. When communicating with our decision-making groups, we should avoid revealing outcomes when seeking feedback on decisions, as knowledge of results inevitably biases evaluation.
Skepticism is often mischaracterized as negative or disagreeable, but true skepticism is about approaching the world by asking why things might not be true rather than assuming they are. It's entirely compatible with civility and friendly discourse. When we embrace uncertainty in our communication, confrontational dissent evaporates. Rather than declaring "You're wrong!" we engage by saying "I'm not sure about that" or asking "Have you considered this other perspective?"
When engaging with people outside our truthseeking groups, we need modified approaches to foster productive exchanges. First, express uncertainty, which invites others to share insights without fear of right-versus-wrong confrontations. Second, lead with assent-identify specific points of agreement before adding new information, and use "and" instead of "but" when introducing different perspectives. "And" offers contribution while "but" signals repudiation. Finally, focus on the future rather than rehashing past decisions, as people are generally more rational and less defensive about events that haven't happened yet.

Mental Time Travel: Recruiting Your Past and Future Selves
Unlike time travel movies where meeting yourself destroys the universe, in decision-making we actually want to collide with past and future versions of ourselves. Mental time travel engages our deliberative mind (System 2) and activates the same neural networks used for memory, helping us make more rational choices by considering long-term consequences rather than just immediate gratification.
Jerry Seinfeld's joke about "Night Guy" staying up late and screwing over "Morning Guy" perfectly illustrates temporal discounting-our tendency to favor present-self over future-self. Research by Stanford researchers shows that when people see age-progressed images of themselves, they make significantly better retirement decisions-subjects who saw aged versions of themselves allocated $178.10 to retirement accounts versus just $73.90 from those who saw their current selves.
We tend to magnify our present emotions, treating momentary experiences like a roadside breakdown as catastrophic when they'll barely register in our memories a year later. This "ticker watching" of our emotional lives resembles obsessing over minute-by-minute stock fluctuations instead of considering long-term trends. Mental time travel helps us adopt a wider perspective, preventing us from making reactive decisions based on magnified emotional responses to temporary setbacks.
Our emotional reactions are path-dependent, not just outcome-dependent. At a casino, winning $1,000 then losing it all feels devastating, while losing $1,000 then recovering to break even feels triumphant-despite identical financial outcomes. When we mentally time-travel and view these same outcomes from a distance of a year, our preferences typically reverse to more rational positions.
Poker players have developed specialized terminology for emotional reactions to outcomes, with "tilt" being the most common term for when bad outcomes compromise decision-making. Like a pinball machine shutting down when violently jostled, tilt occurs when our emotional brain (limbic system) shuts down our cognitive control center (prefrontal cortex). By recognizing warning signs like exasperated outbursts, flushed cheeks, and racing heart, we can develop habit routines: walking away until calm, taking deep breaths, or asking perspective-gaining questions.
Named after Odysseus (Ulysses), who had himself tied to the mast to resist the Sirens' song, Ulysses contracts are precommitments where past-you prevents present-you from making irrational decisions. These contracts can either raise barriers against poor choices (like using ride-sharing services when going to bars) or lower barriers to good choices (like carrying healthy snacks to avoid food court temptations).
A "decision swear jar" creates accountability by identifying language patterns that signal irrational thinking. Warning signs include expressions of absolute certainty ("I know," "100%," "always," "never"), overconfidence, irrational outcome fielding ("I can't believe how unlucky I got"), dismissive characterizations of others ("idiot," "donkey"), zoomed-in perspective ("worst day ever"), and motivated reasoning signals. These trigger words serve as a Ulysses contract-when we catch ourselves saying or thinking these things, we're breaking our commitment to truthseeking.

Planning for Multiple Futures: Scenarios, Backcasting, and Premortems
Just as military operations like D-Day require extensive reconnaissance to prepare for various scenarios, we need to scout our decision futures. For better decisions, we must perform reconnaissance on possible futures. Any decision creates a set of potential outcomes, and by imagining these possibilities-combining our memories in novel ways-we make better choices. After identifying possible outcomes, we should estimate their probabilities, even if imprecisely. This moves us away from binary thinking (0% or 100%) toward more reasonable assessments.
When I consulted with After-School All-Stars (ASAS), I helped them incorporate scenario planning into their grant application process. By estimating the probability of winning each grant, ASAS transformed their operations. A $50,000 grant with a 70% chance of success (worth $35,000 in expected value) became more valuable than a $200,000 grant with only a 10% chance (worth $20,000). This probabilistic thinking led to more efficient resource allocation, realistic budgeting, and better calibration of their estimates.
Not all methods of imagining the future are created equal. When planning a journey, we're better off imagining ourselves at the destination looking backward rather than starting from the beginning looking forward. Research shows that "prospective hindsight"-imagining an event has already occurred-increases our ability to identify reasons for future outcomes by 30%.
In backcasting, we imagine holding up a newspaper with the headline "We Achieved Our Goal!" then work backward to determine how we got there. This approach helps organizations developing strategic plans to identify necessary steps, potential obstacles, and decision points.
While backcasting explores positive futures, a premortem investigates negative outcomes before they happen. We imagine the headline "We Failed to Reach Our Goal" and work backward to identify what went wrong. Despite popular wisdom about positive visualization, research by Gabriele Oettingen over twenty years consistently shows that people who imagine obstacles are more likely to achieve their goals.
Time is like a tree-the trunk represents our singular past, while the branches represent multiple possible futures. When one future materializes, we mentally "chainsaw" off all other branches that didn't happen, making the outcome seem inevitable. This is hindsight bias, the enemy of probabilistic thinking.
Poker teaches us to take satisfaction in making good bets regardless of outcomes. Life, like poker, is one long game with many losses even after making the best possible decisions. We'll be happier accepting uncertainty rather than trying to be right every time. Our task is navigating uncertainty by calibrating our beliefs toward more accurate representations of the world-with strategic foresight and perspective, that's manageable work.
