If we've successfully specialized, clients will let us bypass the proposal process and engage in direct conversation. When clients don't recognize our expertise, it signals we've either failed to build true expertise, demonstrate it effectively, or pursued misaligned opportunities. No reason for requesting written proposals withstands the stronger logic of conversing with a true expert. For complex situations requiring diagnostic work before proposing solutions, we must charge for this work. Doctors charge for MRIs, accountants for audits, lawyers for discovery-we must charge for our diagnostic work. Through phased sales beginning with paid diagnostics, we deliver findings and recommendations that include plans, timelines and budgets. Our proposal is simply the words from our mouths: "We propose to do X for you, over Y timeframe, for Z price." Once we have agreement, we write the contract. We are not in the proposal writing business. We must stop asking documents to do what we should do ourselves: propose.

It signals them to either engage in meaningful discussions or retreat behind formal selection processes. Human nature follows what retreats and backs away from what advances. Buyers prefer being politely vetted by experts with clearly defined parameters about their work, client types, and budget requirements. No is the second best answer we can hear, and we want to hear it quickly before wasting resources. When opportunities arise, we should try to kill them early. This approach seems counterintuitive but helps eliminate poor fits. If we retreat slightly and the client follows, it tests how much they value our expertise and indicates our power to lead engagements. When one party raises objections, the other must address them. Instead of avoiding potential objections until clients raise them, we should raise them first: "I'm concerned about your organization's ability to afford us." By leaning into objections early, we kill doomed deals quickly rather than prolonging the inevitable. We can accept work outside our expertise if we have the ability, capacity, and can do it profitably-but we shouldn't expand our expertise claims. When approached for work within our capabilities but outside our expertise, we must be honest: "Yes, we can do this, but it's not why we're typically hired." Let the client decide whether to bridge this gap rather than pretending no gap exists. Passion drives us to solve problems and find solutions, but we must be careful how we display it. While passion can be a tiebreaker when clients perceive equal expertise among competitors, overemphasizing it tacitly suggests our expertise is no better than others. The client may interpret our passionate displays as an invitation to take control or as compensation for lacking expertise.

A claim is just a claim until proven. While it helps us break through competitive clutter initially, we must prove it as we progress through the buying cycle. Without proof, we're forced to pitch-solving problems for free to demonstrate capability. Focus itself builds depth. Given two people with similar abilities, the one with narrower focus will develop exponentially greater expertise. We need not be smarter or more creative than competitors, just more focused. When we narrow our field of thought, we think deeper. Writing gets us found, cements our position as experts, and most importantly, deepens our knowledge. Writing drives us into the deep crevices of our territory, forcing us to formalize thinking and tighten arguments. Though sometimes painful, writing is mandatory for experts. We build this culture by hiring for skill, developing through training, empowering professional development plans, holding people accountable, and most importantly, leading by example.

Each phase preceding design has value at least as high as the application itself and shouldn't be given away for free. The line separating proving our ability from actually solving problems begins at diagnosis. While we should collect preliminary diagnostic information to assess fit, we must not share our diagnosis before being hired and paid. Free pitching equals free thinking, period. Client commitment escalates through several steps: private decision, verbal commitment, signed documents, and finally-most importantly-payment. Only when money changes hands is a client truly committed. We must recognize this natural progression and ensure we don't begin solving problems until all steps are complete, particularly payment. We must resist overinvesting in the buying cycle only to discover the client cannot afford us. By establishing and declaring our Minimum Level of Engagement early, both parties can walk away before wasting valuable resources if there's no financial fit. How often have we invested heavily in business development only to learn the client's budget falls far below our requirements? Money conversations cause stress not because of the discussions themselves but because we avoid having them when we should. By committing to address money early and often, we eliminate this stress and eventually learn to handle these conversations with ease. Our Minimum Level of Engagement-typically around 10% of our annual target fee income-serves as a tool to quickly eliminate poor financial fits, elevate tactical project discussions into strategic engagements, and initiate money conversations early. We must inform prospects that we only take on a small number of clients annually and therefore require commitments at or above this minimum level.

When clients allow expert firms to take control and charge more upfront, they eliminate the injustice of new invoices for every small tactical change. We sell our thinking but do ourselves a disservice selling it by the hour. The surest way to commoditize thinking is to sell it in units of doing: time. Our thinking separates us from competition and forms the basis of premium pricing. When we charge by the hour, we invite commodity comparisons regardless of value delivered. While engagements follow four phases, the client seeks outcomes from the apply and reapply phases. Our strategy-diagnoses and prescription-is how we do what we do. The strength of our strategic processes ensures high-quality outcomes and justifies our premium. Therefore, we shouldn't charge for it in units of time. We must price upfront work in big round numbers ending in zeros, clearly implying our pricing has little to do with hours spent. We never want clients to easily dismiss our advice. The larger client pays more to ensure commitment to solving problems and working with us-and because we're delivering a service with greater dollar value to them. Few investments yield greater returns than investing in ourselves. Price premiums give us profit to reinvest in our people, enterprise, and ourselves. While others win on price with slim margins, we'll use our greater profit margins to better ourselves and increase distance from competitors.

We bring business savvy to our enterprise, but our craft chose us-we weren't in it for money. Profit validates our gifts and empowers us to make our mark, which is all we've ever wanted. As creative people, we seek to create and change the world. We started with high aims but got buried in business minutiae, sometimes sacrificing self-respect to win clients. We found ourselves groveling, doing adequate work for poor compensation from people who didn't value us. Our gifts fulfill us, but business struggles push us from our lofty goals. What we once viewed as a battle with clients, we now recognize as a journey of personal transformation. One proclamation at a time, the fog lifts, the path clarifies, and success becomes first possible, then inevitable. We possess unique vision-seeing what others cannot, conceiving what doesn't exist, mapping the future and leading people to it. At our best, what problem can't we solve?
