Third, can you provide stability during emotional challenges? Managers face difficult conversations-delivering negative feedback, terminating employees, or supporting team members through personal crises. The best managers remain steady through emotional turbulence, providing care and support.
Many pursue management because it seems like career advancement, but it's not the only path to growth. Many organizations now offer parallel tracks for individual contributors. Others seek management for the perceived freedom to "call the shots," but this freedom is illusory-decisions must serve team interests or you'll lose trust and effectiveness.
Leadership differs from management. While manager is a specific role with clear responsibilities, leadership is the skill of influencing others. Great managers must be leaders, but not all leaders are managers. Leadership can come from anyone-the store clerk directing people during an emergency or parents modeling responsibility. You don't automatically become a leader when your title changes-you must build credibility with your team first.

Your first three months as a manager will vary based on which path brought you to the role. As an "Apprentice" promoted from within a growing team, you benefit from your manager's guidance and existing team knowledge. As a "Pioneer" building something new, you have the advantage of deeply understanding the role and getting to build your ideal team. However, you'll lack support systems since you have no direct peers for guidance, requiring you to build networks with similar leaders at other companies.
Joining as a "New Boss" of an established team offers unique advantages: people cut you slack as the newcomer, giving you freedom to ask questions without judgment, and you start with a blank slate to build relationships. However, you must invest time in building trust with a team that already knows each other, and resist the urge to prove yourself immediately-your primary job is listening and learning.
Taking over from a departing manager as a "Successor" means inheriting full team responsibility rather than just a portion. While you benefit from existing context, you'll face pressure to replicate your predecessor's style. Remember that change enables improvement-be yourself rather than trying to fill someone else's shoes exactly.

The Foundation of Small Team Leadership
With small teams, maintaining shared purpose happens naturally, allowing managers to focus primarily on people and process-with people being most critical. Andy Grove's insight simplifies what leads to great work by identifying only two obstacles: people either don't know how to do good work (lacking skills) or aren't motivated to do it. The foundation of solving these issues lies in honest conversations built on trust.
Trust forms the bedrock of effective management, but building it requires extra effort from the manager who holds more power in the relationship. Without trust, reports won't share their challenges, preventing you from helping them until problems become unmanageable. You've established trust when reports bring their biggest challenges to your attention, you can exchange critical feedback without it feeling personal, and your reports would gladly work for you again.
Connecting as humans rather than through hierarchical roles builds authentic trust. When I shared my own struggles with micromanagement with a report facing similar feedback, our relationship deepened not through advice but through relatability. Building trust requires genuine respect and care for your reports as whole people-not just for their performance.
Be transparent about performance evaluations-your report should always clearly understand your expectations and where they stand. Acknowledge your own mistakes as a manager-vulnerability isn't weakness but truth and courage. By sharing your uncertainties and growth areas openly, you create authentic connections with your team.
A simple acknowledgment of someone's strengths can be profoundly motivating. When my manager told me "Remember that you have good values" during a difficult project, those words restored my confidence more powerfully than generic encouragement. Managers should identify what each person excels at and create opportunities for them to use those strengths.
No matter how brilliant someone is, toxic behavior creates a "divider effect" that makes everyone else less effective. New managers often mistakenly believe their job is to resolve every conflict and make every relationship succeed. Experience taught me that sometimes people simply don't align-in values, working styles, or chemistry. Just as in dating, someone can be wonderful but not right for your team. When the fit isn't there, forcing it wastes everyone's time and energy.

Second, give task-specific feedback as frequently as you can. This type feels less personal since it focuses on the what rather than the who, making it easier to deliver. At its best, task-specific feedback becomes a lightweight, habitual part of your day, providing small doses of coaching on everything you observe.
Third, share behavioral feedback thoughtfully and regularly. When you examine patterns across multiple instances of task-specific feedback, themes emerge about your report's unique strengths and development areas. Behavioral feedback provides personalization and depth by connecting these dots, helping people understand how their personality and habits affect their impact.
Fourth, collect 360-degree feedback for maximum objectivity. This aggregates perspectives from multiple sources, providing a more complete view of performance. When sharing this comprehensive feedback, meet in person and document it in writing for future reference.
When we fail to communicate expectations clearly, disappointment inevitably follows. As my manager Kate taught me, if someone first learns they're underperforming during a formal review, we've failed them. Setting expectations early prevents unpleasant surprises and gives people the opportunity to course-correct.
The true measure of effective feedback isn't whether you've delivered it, but whether it creates positive change. When my report George continued making overly complex presentations despite my feedback, I realized the problem: he couldn't see what made his explanations complicated, so he couldn't fix it. Imposter syndrome hits managers particularly hard for two key reasons: they're constantly looked to for answers, and they're regularly doing things they haven't done before. When sailing gets rocky, managers are the first people others turn to, creating intense pressure to know what to do. Every manager feels like an imposter sometimes, stumbling through new responsibilities. This feeling is completely normal.
Understanding your unique strengths and weaknesses is essential to effective management. Great leadership comes from playing to your strengths rather than fixing weaknesses. The world's top leaders come from vastly different molds-some extroverted like Churchill, others introverted like Lincoln. To develop accurate self-awareness, ask your manager specific questions about your performance, request honest feedback from colleagues, and seek task-specific input.
Beyond identifying strengths and weaknesses, effective self-management requires understanding which environments help you thrive and which situations trigger negative reactions. Through self-reflection, I've identified conditions that enable my best work: adequate sleep, early productivity to build momentum, clear outcome visualization, trusting relationships with colleagues, solo processing time, and continuous learning.
Every manager occasionally experiences imposter syndrome so intensely it feels like being trapped in a dark pit where doubt becomes your soundtrack and fear your sustenance. When you're stuck there, visualization exercises can help you escape. Imagine your anxiety as universal rather than personal, visualize yourself succeeding at whatever makes you nervous, and recall past triumphs in vivid detail.
Five years ago, I'd lie awake at 3 a.m. before presentations, my mind racing through slides and my stomach lurching. Today, I can lounge backstage before speaking to thousands, genuinely excited rather than terrified. The difference? Simply practice and persistence-years of stammering through team meetings, volunteering for panels despite the dread, doing interviews and Q&As until each one made the next easier.

Decision meetings frame options and ask decision-makers to make a call. Success means both reaching a clear decision and ensuring everyone trusts the process. Great decision meetings include those most affected plus a designated decision-maker, present all options objectively with relevant background, and give equal airtime to dissenting views so everyone feels heard.
Informational meetings offer unique benefits: they allow for interactivity when discussing potentially controversial topics, and well-prepared presentations with eye contact, body language, and visible passion make messages more engaging than text.
The purpose of feedback meetings isn't to seek approval but to get to the best outcome. These meetings should get everyone aligned on what success looks like, honestly represent the current status, and end with agreed-upon next steps.
Traditional brainstorming sessions where people blurt out ideas aren't actually effective for innovation. The best idea generation combines individual thinking time with group engagement. Great generative meetings produce diverse, nonobvious solutions by ensuring quiet time for individual ideation and considering input from everyone rather than just loud voices.
Team lunches, social events, and some meetings serve the vital purpose of nurturing empathy, trust and collaboration. Effective team-bonding isn't about hours spent or event lavishness, but rather creating better understanding between participants.
Meetings work best when they include everyone necessary and nobody extraneous. For decision-making or feedback meetings, sending materials in advance allows participants to process information thoroughly and contribute more thoughtfully. Creating environments that feel safe, supportive, and nonjudgmental helps everyone find their voice.
Many managers find themselves overwhelmed by meetings that prevent deep work. Guard your time like a dragon guards treasure. If the right outcomes will happen without you, don't attend. For meetings that seem valuable to no one, kindly suggest canceling them-research shows bad meetings can trigger employee exhaustion and burnout, while good ones boost morale and performance.

Building an Exceptional Team
Hiring well is the single most important thing you can do in a growing organization. Even one great hire can dramatically improve your team's outcomes. The key insight: hiring isn't a problem to be solved but an opportunity to build your organization's future.
When understaffed, it's tempting to hire anyone who seems available-like raiding the fridge when starving and settling for pickles and ketchup. Instead, plan ahead by mapping out your team's future composition. Create a one-year organizational plan that considers how many new people you'll add, what experience levels you need, which specific skills your team requires, which strengths you already have covered, and what traits would enhance your team's diversity.
Even with a dedicated recruiting team, you can't expect top candidates to be delivered to your door. No recruiter can fully understand what an ideal candidate looks like for your specific team or assess specialized skills. You ultimately own the team you build. As the hiring manager, you must identify when a role is needed and what kind of person would best fill it.
A few hours with someone can't perfectly predict their potential as an employee. Google found "zero relationship" between interview ratings and job performance-it was "a complete random mess." While hiring always involves risk, there are ways to make smarter bets.
The best predictor of future performance is past performance on similar projects in similar environments. A credible source's testimony about a candidate outweighs your brief interview impressions. Have multiple knowledgeable people interview each candidate, with each interviewer focusing on different aspects of the role. Beware of "weak hires"-when all interviewers say "hire" but nobody is enthusiastic. Since hiring is always a gamble, reject weak hires and bet on candidates with passionate advocates, even if reviews are mixed.
Diverse teams produce better results. Research confirms diversity's value: companies with ethnic and racial diversity in management are 35% more likely to outperform financially, organizations with female board members perform better, and teams with "outsiders" solve problems more accurately.
Don't just hire for your current needs-look for people who can grow beyond the immediate role. In knowledge work, talented people who can tackle bigger problems create exponential value. I once hired a director-level candidate for a modest team, though the role seemed too small for his experience. Within months, he excelled at his assigned responsibilities while proactively identifying new initiatives.
When teams need rapid growth, hiring becomes the manager's top priority. Large-scale hiring becomes predictable when you understand your conversion metrics. Leadership hires have outsized impact since they affect many people. Take time to understand what excellence looks like, especially for unfamiliar roles.

Effective visions are tangible and measurable, not vague. Words like "help" or "improve" create too much subjectivity. Instead, concrete visions like Herbert Hoover's campaign promise of "a chicken in every pot" or Mark Zuckerberg's early declaration that Facebook would connect the entire world provide clarity and inspiration.
After establishing a concrete vision, you need a believable strategy to achieve it. As Dwight D. Eisenhower said, "Plans are worthless, but planning is everything." Your plans should leverage your team's unique capabilities. Focus on doing a few things well-the Pareto principle (80/20 rule) suggests that the majority of results come from a minority of causes.
When ownership isn't clear, things slip through the cracks. The solution is explicit ownership-clarify who's accountable for what specific deliverables and who has final decision-making power. Breaking large projects into smaller milestones with shorter deadlines creates urgency and improves efficiency.
Even the most brilliant strategy fails without proper execution. As one colleague put it, she'd take perfect execution over perfect strategy any day. Fast execution allows teams to learn quickly through doing rather than endless debate. Teams executing well prioritize tasks clearly, make decisions efficiently, commit fully to decisions, adapt when new information emerges, assign clear ownership with deadlines, and learn from every failure.
Effective management requires balancing immediate needs with long-term vision. Rather than seeing these as competing priorities, a portfolio approach divides team effort into thirds: one third works on projects completable within weeks, another third on medium-term projects taking months, and the final third on innovative early-stage ideas whose impact may not be known for years.
Just as products are never truly "finished" but continually improved through iterations, the processes we use to make progress should also evolve. Debriefs are valuable tools for process improvement, allowing teams to reflect on what went well, what didn't, and what they'd do differently next time.

As teams grow from small groups that fit around a conference table to larger organizations, managers face the challenge of constantly adapting their approaches. With each doubling of team size, the manager's job fundamentally changes while maintaining the same core principles.
In Silicon Valley's hyper-growth environment, rapid team expansion creates stark contrasts between managing small and large teams. As teams grow, managers shift from direct to indirect management, finding it impossible to maintain deep relationships with everyone. People treat you differently as your authority increases, often becoming reluctant to challenge you. Most importantly, leadership skills become increasingly people-centric rather than craft-specific-success depends more on hiring great leaders, building self-reliant teams, and communicating effectively than on technical expertise.
Effective delegation requires delicate balance-dive in too much and you're a micromanager stifling talent; step back too much and you're an absentee leader leaving your team rudderless. The right approach varies by situation and team member-some need more guidance while others need independence.
Contrary to the author's initial belief that good managers shield reports from difficult problems, she learned that delegating challenging work shows trust and develops talent. The most capable employees crave meaningful challenges, not easy assignments.
