Unlike Command & Control leaders who view people through narrow, restrictive lenses, Trust & Inspire leaders have an expansive view of people and leadership rooted in five enduring principles: First, they believe people have greatness inside them, so their job as leaders is to unleash potential, not control people. Like gardeners who create conditions for seeds to flourish, these leaders know the true power lies within people, not in their position. They actively look for greatness in others, communicate that belief, develop it, and ultimately unleash it. This creates a virtuous cycle where people rise to meet the leader's expectations. Second, they see people as whole people, so their job is to inspire, not merely motivate. Trust & Inspire leaders recognize people as whole beings with four interconnected dimensions: body (physical/economic needs), heart (emotional/social needs), mind (mental/intellectual needs), and spirit (meaning/purpose needs). While you can command the body, you cannot command the heart, mind, and spirit. This holistic view helps leaders connect with people more deeply and tap into their unique gifts. When leaders operate with care and consistently model uplifting behavior, they develop moral authority that inspires others. A study found that 87% of people believe the need for moral leadership is higher than ever, yet only 7% reported their leaders consistently demonstrated behaviors producing moral authority. Trust & Inspire leaders model three pairs of behavioral virtues that have the greatest impact: Humility and Courage, Authenticity and Vulnerability, and Empathy and Performance. Each virtue independently matters but is enhanced when paired with its counterpart. Humility and courage are towering, seemingly paradoxical qualities. Think about someone in your life who truly trusted you-a boss, coworker, coach, teacher, parent, or friend. How did it make you feel when they took a chance on you? For most people, the experience of being trusted creates a powerful desire to prove that trust justified, often leading to extraordinary effort and results. One of the most profound insights about trust is that two trustworthy people can work together and still have no trust between them if neither is willing to extend trust to the other. Most people think about trust solely in terms of trustworthiness, but the bigger challenge is trustworthy people who won't extend trust to other trustworthy people. The formula is simple: Trustworthiness x Trusting = Trust. Most leaders think they extend trust frequently, but their teams rate them 277 percent lower on this measure. While trust can be lost through behavior, you can also intentionally behave your way into trust. The behaviors most critical to extending trust effectively are clarifying expectations and practicing accountability. Jim Gash, as new president of Pepperdine University, demonstrated this when he trusted Dean Michael's decision without a lengthy meeting-after first clarifying his expectations by asking if the decision represented Michael's best thinking and was fair to all parties. Clarifying expectations mitigates the risk inherent in trusting. When you create a shared vision and agreement upfront about what is to be done, you prevent trust issues later. Effective expectation-setting is always a two-way street-mutually agreed-upon expectations build more trust than dictated ones. Companies like Siemens demonstrated this trust-based approach during the pandemic by empowering employees with their "mobile working" policy, stating "We trust our employees and empower them to shape their work themselves so that they can achieve the best results possible." Practicing accountability builds on principles of responsibility, stewardship, and ownership. The sequence matters: Trust & Inspire leaders hold themselves accountable first, then others second. Self-accountability models the behavior you want to see and aligns with authenticity and vulnerability. Without holding yourself accountable first, attempts to hold others accountable may seem unfair or micromanaging. The fundamental purpose of trusting is to grow people, in contrast to Command & Control's focus on fixing people. Nothing grows people better or faster than extending trust. When leaders extend trust, people want to prove that trust justified, accessing greater energy, creativity, and commitment. People often develop new capabilities specifically because they've been trusted. And when people receive trust, they're inspired to reciprocate, creating a virtuous cycle throughout the organization.

Before helping others connect to purpose, leaders must discover their own "why" through authentic self-reflection. This process involves asking fundamental questions: What matters to me? Who matters? What makes me want to get up in the morning? When do I feel most alive? When you feel inspired by your purpose, that inspiration becomes contagious. The prevailing motive of Trust & Inspire leadership is genuine care for others, unlike Command & Control's self-interest focus. People fundamentally want connection and need to know you care about them before they'll care what you know. This means viewing direct reports through a "span of care" rather than a "span of control," asking "how can I best serve?" instead of "what's in it for me?" Belonging transforms a group into a team, acquaintances into friends, and neighborhoods into communities. People need to feel they're an important part of something bigger than themselves, which energizes them and inspires new contributions. When team members feel connected and united around a common purpose, they direct themselves through a co-creation process where everyone feels ownership. Once these connections are established, leaders can connect people to their work through a sense of contribution-linking to purpose and meaning. This is what truly matters to people in the end: not just success, but significance. While people want fair compensation, they ultimately seek to make a difference with their lives and work. Trust & Inspire leaders transcend this either/or thinking, recognizing that how you achieve tasks determines both the outcome and the relationship. A stewardship agreement is a tool for mutually extending trust with clear expectations and accountability. The simplest example is the "green and clean" story where Covey's father gave seven-year-old Stephen stewardship of the yard. The expectation was keeping it green and clean, with freedom to do it his way. For accountability, they'd walk the yard weekly, with Stephen judging his own performance against their agreed results. There are five important elements in creating a stewardship agreement. The first three help clarify expectations, while the final two establish accountability practices: 1. Desired Results: A good stewardship agreement begins by specifying desired results-what's your "green and clean"? Be specific about what you seek to achieve, with clear timelines, quantity and quality expectations. Commit people to getting results, but let them determine the best methods. 2. Guidelines: Guidelines specify parameters, principles, and policies within which results are accomplished. They identify possible failure paths and maintain organizational values like integrity and ethical standards. You can't hold people accountable for results if you dictate their methods. 3. Resources: Once results and guidelines are established, people need to understand all resources at their disposal-human, financial, technical, or organizational. When people know what resources they can access, they can better plan to achieve optimal results. 4. Accountability: An agreed-upon process for accountability is crucial. Define accountability at the start against the desired results. When people help set performance standards, they become more committed. When trust is high, people will be tougher on themselves than any outside evaluator would be. 5. Consequences: Clearly discuss both positive and negative consequences that will result from achieving or not achieving the desired results. These might include opportunity, growth, development, contribution, or financial implications. The dental billing company eAssist implemented stewardship agreements using the shorthand phrase "walk the yard," referring to Covey's father walking the yard with him to give him the opportunity to report on his agreement. This method of self-led accountability became built into their culture as something positive rather than something to be feared. The key is that the agreement governs-it provides a framework to evaluate progress together and identify needed improvements.

For fear of failure, balance risk and return with the mindset that potential returns outweigh the risks. For fear of being burned again, don't let one bad experience define your view of everyone else. For fear of not getting credit, adopt an abundance mentality-understanding that others' success doesn't diminish your own because there's enough for everyone. For imposter syndrome, intentionally build credibility through modeling behavioral virtues. The third barrier-"I Don't Know How to Let Go"-stems from the belief "if you want something done right, you have to do it yourself." Trust & Inspire leaders have a high tolerance for failure with a focus on learning and course correction. Letting go enables creativity and autonomy, as demonstrated by a high school teacher who allowed students to demonstrate mastery through any medium they chose. The resulting creative projects were far beyond what traditional assignments would have produced. The fourth barrier-"I'm the Smartest One in the Room"-creates a lose-lose situation: team members stop contributing meaningful ideas once they recognize the pattern, while the leader misses valuable insights simply because they weren't their own. The solution is becoming a multiplier with the mindset "I need the strengths of those around me." Start with humility, listen first and demonstrate respect for what you hear, and embrace a growth mindset not just for yourself but for others. General Stanley McChrystal's mantra-"If, when you get on the ground, the order that we gave you is wrong, execute the order we should have given you"-demonstrates how extending trust empowers soldiers to make better decisions. Perhaps the most significant role anyone can play is that of a "transition figure"-someone who changes the trajectory of another person's life. Victor Hugo's Les Miserables illustrates this through Bishop Myriel, who sees potential in Jean Valjean despite his criminal past. The bishop's mercy and belief transform Valjean, who then becomes a transition figure for countless others-financing orphanages, hospitals, and schools, and becoming a devoted father to Cosette.

The New Way to Lead in a New World

Erik Weihenmayer's historic achievement as the first blind person to summit Mount Everest exemplifies Trust & Inspire leadership in action. Despite the staggering odds, Erik succeeded through extraordinary teamwork built on trust. As Erik improved, eventually moving from Base Camp to Camp 2 faster than most sighted climbers, he inspired his teammates who in turn became better guides. When expedition leader PV became ill with malaria and had to turn back, the team's shared leadership allowed them to continue. Facing a storm without their leader, they chose to press on, putting aside individual summit ambitions to support Erik's goal. Remarkably, all nineteen team members (except PV) reached the summit-making it one of the most successful Everest expeditions ever. Their success embodied the fundamental Trust & Inspire beliefs: seeing greatness in others, treating people as whole beings, elevating caring above competing, practicing leadership as stewardship, and creating enduring influence from the inside out. Through modeling (demonstrating credibility and moral authority), trusting (unleashing potential), and inspiring (connecting to purpose), they achieved the extraordinary. As Erik said, "What's within you is stronger than what's in your way... everybody has a yearning for greatness inside of them." When we model, people think "I want to be like that person." When we trust, people think "I want to deliver for that person." When we inspire, people think "I want to contribute with that person." This is the new way to lead and a better way to live: Trust & Inspire.
