These unfocused efforts frequently move in random directions rather than aligning with company goals, causing team members to work at cross-purposes.
Warning signs of micromanagement include lack of initiative, failure to seek solutions, paralysis during emergencies, absence of bold action, diminished creativity, departmental silos, and general passivity. Signs of overly hands-off leadership include lack of vision, poor coordination, overstepping authority, failure to collaborate with other teams, misaligned priorities, and too many people trying to lead rather than execute.
One CEO realized he had metaphorically "smothered" his team by taking too much ownership. He was advised to "give them space" and "let them breathe again" by allowing his team to make decisions and plot their own course. The CEO needed to communicate the destination but let his team determine how to get there.
From a tactical perspective, the CEO was recommended to cut down meetings where he had become an "Easy Button"-answering every question, solving every problem, and making every decision. This pattern prevented his leaders from thinking for themselves, as they could simply press the "Easy Button" and have the CEO handle everything.

But when an individual doesn't improve despite significant investment, continuing to pour resources into them neglects other team members and priorities. The team may begin to question the leader's judgment.
A project manager struggled with a superintendent who consistently underperformed. The VP directed him to give a firm written counseling while simultaneously identifying someone who could take over. When the project manager worried about finding a qualified replacement, the VP suggested looking at personnel from another tower who had already learned under good leadership.
Over the next three weeks, despite three written counseling sessions, the superintendent showed no improvement and was terminated. The new superintendent stepped into the role, and performance improved dramatically once leadership found the proper balance between coaching an underperformer and making the decision to replace him.

Hard training is critical to team performance. The best programs push teams beyond their comfort zones so they can learn from mistakes in training rather than real life. As Colonel Glover Johns said: "The harder the training, the more troops will brag."
Training must be hard but not crushing. There is no growth in the comfort zone. Leaders must find balance in training with three critical aspects: realism (scenarios based on likely real-world challenges), fundamentals (mastering basics before advanced tactics), and repetition (continuous training for everyone).
When a senior project manager complained, "I don't trust my frontline leaders to execute the mission," Leif pointed out that training is how you develop leaders and build trust. The company had experienced rapid growth, thrusting junior leaders with inadequate experience into critical positions with little oversight.

Problems aren't going to solve themselves-a leader must get aggressive and take action. An aggressive mindset should be the default setting of any leader. Default: Aggressive. This means the best leaders don't wait to act. Instead, understanding the strategic vision, they aggressively execute to overcome obstacles, capitalize on opportunities, and accomplish the mission.
Rather than passively waiting for instructions, Default: Aggressive leaders proactively seek ways to further the strategic mission. They understand commander's intent and execute where they have authority. For decisions beyond their authority, they still make recommendations up the chain of command.
The dichotomy is that aggression must be balanced with careful thought and analysis to ensure risks are assessed and mitigated. Sometimes hesitation allows a leader to better understand a situation. To be overly aggressive without critical thinking is reckless and can lead to disaster.
A new CEO had purchased a small manufacturing business poised for rapid expansion. With an aggressive mindset, she planned to build her team immediately to prepare for anticipated growth. She intended to move to a more professional location, duplicate positions, create new roles, and restructure the company to handle the expected explosion in business.
Despite her enthusiasm, serious concerns emerged. The company had limited operating capital, a long turn time between orders and payments, and her growth projections relied on "stretch goals" dependent on an unproven sales team.
Being aggressive doesn't mean taking catastrophic risks or relying on unrealistic goals. True aggression in her situation meant mitigating risks, securing long-term success, maintaining ownership control, and creating contingency plans.
The CEO adjusted her approach, formulating a plan that gradually increased infrastructure as the sales team proved itself. She canceled the office move, delayed expansion, downsized the warehouse, and eliminated an underperforming position. By redirecting her aggressive mindset toward cost-cutting and managing her P&L instead of preparing for an uncertain future, she found a balanced approach that still felt satisfying while protecting the company's future.

A sales VP was facing declining numbers for four straight months despite having an excellent product. They had responded by becoming more aggressive-increasing training, tightening their pricing model, and tracking outgoing calls. When this didn't produce results, they "doubled down"-perfecting scripts, maximizing margins, and increasing required call volumes.
Despite this disciplined approach, sales continued to decline. Observing the sales floor confirmed the problem. The salespeople delivered polished, identical scripts with professional delivery, yet most calls failed to close. One salesperson named Vijay identified the core issue-they had become "too perfect" like robots. They followed scripts precisely but made no personal connections with potential customers.
After discussing these issues with the VP of sales, she acknowledged the problem and took ownership. When debate ends and the boss makes a decision-even if you disagree-you must execute the plan as if it were your own. Only if orders are illegal, immoral, unethical, or significantly risky should a subordinate leader resist directives from superiors.
Jim, a highly competent sales team leader in a major corporation, reached out for help with his deteriorating relationship with his boss. Though I normally couldn't provide individual coaching due to high demand for our services, I saw in Jim's struggles much of my former self-a leader with a Default: Aggressive mentality who sometimes created friction with leadership while trying to win tactical victories.
Jim explained how his boss had given him unexpectedly low performance ratings during his annual review, which not only insulted him but reduced his team's bonuses. When Jim confronted his boss, the situation escalated into a heated argument.
I recognized that Jim's boss was likely intimidated by him-especially after Jim had received recognition from senior leadership-and explained that weak leaders often feel threatened by strong performers. I advised Jim to take ownership, accept the critique, and outline specific improvements he would make in each area. I emphasized that regardless of a boss's quality as a leader, Jim needed to build a relationship founded on trust where his boss would: 1) trust him, 2) value his opinion, and 3) give him what he needed to accomplish his mission.

Yet there was a dichotomy to humility-it didn't mean being passive. While I lacked the strategic perspective of our bosses, they lacked understanding of how their requirements impacted our tactical operations. It was my responsibility to push that information up the chain when necessary.
When our task group wanted to pull a key first class petty officer for a special assignment, I recognized this would cripple our combat capability and remove crucial leadership experience. I first approached our task unit's senior enlisted advisor who insisted we comply with the directive.
