A Diminisher operates on the assumption that they are the smartest person in the room and that intelligence is a finite resource. In contrast, a Multiplier assumes that people are smart and can figure things out. Examples include the "Idea Guy" who overwhelms the team with too many suggestions, the "Rescuer" who jumps in to fix problems and creates dependency, or the "Optimist" who ignores the difficulty of a task. To fix these behaviors, leaders should conduct a "30-day experiment" focused on one habit, such as waiting 24 hours before responding to emails that are someone else's responsibility or leading meetings using only questions to encourage others to think.
While a Diminisher acts as a "Decision Maker" who makes snap judgments with little real input, a Multiplier acts as a "Debate Maker." They frame issues comprehensively and spark fact-based conflict to ensure the best ideas survive. By clarifying the decision-making workflow—such as who will make the final call and when—they allow the team to argue passionately. This rigorous process ensures that even those whose ideas weren't chosen feel a sense of ownership and commitment to the final decision because they participated in the struggle to find the best outcome.
An Investor Mindset involves shifting away from micromanagement and instead providing the resources, coaching, and support necessary for a team to succeed while leaving ownership in their hands. Investors define success clearly and then step back, holding people accountable for results rather than just tasks. They avoid "rescuing" people during difficult moments, as allowing the team to experience the natural consequences of their choices teaches them to be stewards of the mission. This approach builds a sustainable organization that can thrive even when the leader is not in the room.
