To support this learning model, Pontefract organizes collaboration technologies around three key concepts: Conversation: Technologies that enable bi-directional dialogue, including micro-blogging, instant messaging, comments, discussions, and email. Content: User-generated material like wikis, videos, blogs, webjams, and documents that share knowledge throughout the organization. Context: Tools that provide deeper insight into leadership interactions, including search, profiles, badging, ratings, and tagging. Despite the benefits, collaboration technologies have a dark side. Linda Stone calls the phenomenon of constantly scanning and attempting multiple cognitive activities simultaneously "continuous partial attention," which can lead to chronic stress and compromised judgment. Leaders must be intentional about attention management, recognizing that some activities require full focus. Technology should enhance, not divide your corporate culture.

Implementing Flat Army: A Cultural Transformation

Implementing Flat Army requires a strategic approach depending on your leadership position. Whether directly influencing a team or indirectly impacting the wider organization, the full implementation typically takes two to three years. For direct teams, start with the Collaborative Leader Action Model (CLAM) to immediately increase engagement by involving team members in decision-making processes. After six months of practicing the CLAM's connect-consider-communicate-create-confirm-congratulate cycle, leaders can introduce the Connected Leadership Attributes, Participative Leader Framework and Collaboration Technologies. For organization-wide implementation, focus first on establishing a common leadership lexicon. Start by rolling out the Connected Leader Attributes (CLAs) and Collaborative Leader Action Model (CLAM) simultaneously as the foundation of your leadership DNA. Embed the CLAs into hiring practices, promotion decisions, succession planning, and performance development. Create competency levels for each attribute across different organizational roles. Six months later, implement Pervasive Learning and Collaboration Technologies frameworks together, involving IT, HR and learning departments. For collaboration technologies, conduct a gap analysis of existing tools and use the CLAM to involve employees in technology selection decisions. The Pervasive Learning model requires at least a year of change management to help employees understand that learning happens beyond the classroom. Finally, after about a year, introduce the Participative Leader Framework as the closing piece of the transformation, reinforcing the CARE principle alongside consuming, contributing, and network-building behaviors. Organizations that have successfully implemented Flat Army principles demonstrate impressive results. Hitachi Data Systems embodies these principles through their core values of Wa (harmony), Makoto (integrity) and Kaitakusha-Seishin (pioneering spirit). Their innovative "Barn Raising" approach brings together diverse teams to co-create content and build community while delivering business value. Zappos represents the quintessential Flat Army organization under CEO Tony Hsieh's leadership. With the philosophy that "culture trumps everything," Hsieh has created an environment where taking care of 3,000 employees naturally leads to exceptional customer service and business results. His belief that "your culture is your brand" has driven Zappos from $1.6 million in revenue in 2000 to nearly $2 billion twelve years later. TELUS exemplifies how the Flat Army philosophy works in practice through its TELUS Leadership Philosophy (TLP), which promotes that "leadership is for all." The organization has successfully merged culture, leadership behavior, learning and collaborative technologies to create an engaged workforce. As CEO Darren Entwistle notes, culture is "the single biggest contributor to the bottom line" because while competitors can copy technology, "the one thing that is difficult to copy is your culture." The essence of Flat Army leadership requires balancing execution with engagement-delivering results while creating an inclusive, collaborative environment. This isn't about choosing between command-and-control and singing "Kumbaya"-it's about situational hierarchy interspersed with heterarchy, creating organizations where people are trustworthy, everyone contributes uniquely, and problems are handled at the lowest level possible.
