Meshing is the ability to foster collaboration and reconcile conflicting priorities. Being held in high regard by your boss creates powerful influence and visibility. Mautz provides a six-step approach to leading upward effectively.
First, understand the fundamental nature of the relationship: interdependence between two imperfect human beings. Many struggle because they overlook this truth, either believing they don't need their boss or focusing too much on their boss's flaws. Ask clarifying questions like "What does good performance look like? Great performance?" and "What behaviors do you want/not want to see as I achieve results?" Discover what metrics matter most to your boss and why, what gets them promoted, and what they most valued in previous employees.
Third, develop style awareness. Understand and adapt to your boss's preferences for information receipt and retention, decision-making approaches, conflict handling, formality level, task versus people orientation, and behavioral traits. This adaptation isn't about compromising your authenticity but about removing unnecessary friction from the relationship.
Fourth, get personal-but only after establishing basic trust through the first three steps. Develop a deliberate plan to learn about your boss as a person, their pressures, aspirations, strengths, weaknesses, motivations, and pet peeves-not to schmooze but to build genuine connections.

Finally, provide purposeful support in six core areas: information (keeping your boss fully informed), capacity (asking "What's overwhelming you now and how can I help?"), decision-making (organizing, simplifying, and controlling the context of decisions), problem-solving (spotting problems your boss didn't know existed), advocacy (genuinely praising your boss or funneling appreciation from others), and process (treating your boss's time as your own, admitting mistakes quickly, and being a source of positive energy).

The most effective coaching happens when you guide rather than prescribe, using "pull" behaviors like asking open-ended questions rather than "push" behaviors like dictating solutions. When pinpointing growth opportunities, celebrate and build upon employees' strengths first to generate motivation. There's a zero-complacency policy-the most successful teams take collective risks, accept collective blame when things go wrong, and maintain a mindset of continual improvement. Decisions are debated, made, then committed to-great teams debate vigorously when everyone feels psychologically safe, but once a decision is made, everyone commits to it as if it were their own.
You hear "we" more than "me"-successful team leaders reinforce team goals over individual goals while ensuring individual problems become everyone's concern. Everyone knows their role and everyone else's role on the "assembly line"-for high performance, every team member must understand exactly what their role is and what roles their colleagues play. A sense of interdependence underlies everything-beyond just knowing roles, great teams have a fierce commitment to one another with mutual accountability.
Adversity and stress bring the team closer together, not further apart-a team's true character emerges during difficult times. There's a sense of "relaxed intensity"-the best teams balance the seriousness needed to win with the camaraderie needed to win sustainably. Positive gossip only-great teams have no room for negativity or backstabbing. Ownership is everywhere-on successful teams, "not my square" is never heard. Team members invest in one another-the best teams take time to know and support each other.
The right things are communicated-great teams invest in the hard work of communication, sharing key information to advance the mission and help each other learn. Transparency and truth reign-no team can operate at peak level without transparency and truth as standard procedure. Optimism and confidence are a default-the best teams exude self-belief that great things are coming. Purpose is on a pedestal-the best teams work with a clear, compelling sense of purpose that keeps them motivated.
To galvanize a team around purpose, use the Purpose Pyramid (DRIVE): Discover your team's purpose by asking why, who, and what questions; Role model it, using the purpose to guide decisions; help team members Internalize how purpose connects to their daily work; Visibly Value adherence to purpose through recognition and rewards; and Evangelize by enlisting passionate change agents to spread the purpose.
When setting team goals, apply the Three Zones Test: ask if your goal pushes employees out of their comfort zone but not into the danger zone, so it shines in the twilight zone. This balance creates intrinsic motivation that generates discretionary energy toward achievement.

First, cultivate genuine connections with peers. Take time to know them and let them know you, looking for common beliefs, values, and experiences to build upon. You can play a unique role as someone peers can safely vent to, share worries with, and confide in. When dealing with difficult peers, remember: "We all fear something, love something, have lost something." Fear explains much undesirable behavior, distorting reality and causing unconscious reactions.
Second, follow the Golden Rule of Influence: influence others the same ways you were influenced. Think about people who had no authority over you yet were tremendously influential-they likely made an impact through caring, listening, giving, and teaching. This works especially well with peers because your willingness to demonstrate these qualities isn't the norm and will be seen as true gifts.
Third, build the right reputation based on two key questions peers have: Can you be trusted? And are you worth collaborating with? Demonstrate trustworthiness by showing willingness to help, exuding expertise in your area, being objective and data-driven, representing peers fairly even in their absence, taking ownership rather than passing blame, shining in times of adversity, giving honest credit and recognition, exuding enthusiasm, and being vulnerable enough to admit mistakes and ask for advice.
Fourth, make unexpected investments in peers' success. Provide peer-to-peer feedback, which is highly effective because it's the most objective kind. However, Harvard research shows peer feedback only works when the recipient feels truly valued by the giver. Show you value peers by specifically complimenting who they are, what they do, or how they do it. Also advocate for what your peers are evaluated on, sharing positive feedback about their performance with their boss.
Fifth, hardwire their help through reciprocity (do something for them and they'll feel compelled to reciprocate), giving them 10 percent more effort than expected, linking your agenda to their agenda through shared purpose, and solving problems together to create stronger bonds.
Finally, get the approach right by being clear on your context and what you're asking, recognizing that your deadlines aren't their priorities, understanding their job and motivations, letting them have ownership of ideas, and exerting the opposite of peer pressure by inviting them to bring their unique skills and authentic selves to collaborations.

For employees to form new habits, ensure desired behaviors and supporting systems are obvious (integrated into everyday use), attractive (offering clear benefits), easy to implement, and satisfying to use. Help employees design new routines with specific steps and actions, and give them opportunities to practice in psychologically safe environments. People are more likely to maintain new habits when regularly reminded why they're making the change, so continue revisiting the purpose and stakes.
When conducting one-on-one change conversations, use the Degrees of Empathy Scale: starting with empathetic listening, then cautiously reinforcing key points if resistance continues, and finally laying down clear expectations and consequences if needed. This balanced approach allows you to show appropriate empathy while ensuring change implementation moves forward.
