Organizations must choose between the easy path of shallow innovation and the challenging but meaningful pursuit of deep innovation.

Responsibility involves making innovation everyone's concern rather than allowing non-engagement to become acceptable. In shallow cultures, people may be polite when ideas are presented but feel no obligation to participate in developing them. Deep innovation cultures encourage people to "call nonsense on nonsense," respect uncertainty and doubt, balance perspectives, and show vulnerability about not understanding new concepts.
Reflection is the fourth and most fickle element. Shallow innovation thinking thrives when unchallenged, which explains why innovation theater persists despite widespread fatigue. In this coming "Imagination Age" that succeeds the Information Age, as digital tools become ubiquitous and data processing becomes nearly free, imagination becomes the true differentiator.
To understand imagination, we must grasp how layered human thought truly is. Building on Kahneman's Systems 1 and 2, imagination requires digging deeper-from instinctive topsoil to the hard-to-reach sedimentary rock of imagination. Most organizational thinking relies on routines and learned patterns (System 1), which help navigate familiar situations but introduce biases. When facing complexity, we engage System 2's analytical thinking. However, the true challenge comes when organizations face situations not covered by existing knowledge or practices, requiring them to move beyond comfortable thinking patterns into deeper imaginative territory.
Organizations naturally develop comfort zones that limit creative thinking. Conferences exemplify this-removing everyday annoyances while surrounding participants with like-minded individuals, potentially reinforcing consensus rather than challenging thinking. Similarly, organizational structures often cluster similar skillsets together, with engineers eating lunch with engineers and account managers socializing with other account managers.
Play-defined as exploratory activity following only its own internal logic-offers a powerful way to break creativity's dependence on established thinking. Unlike typical corporate experiments constrained by existing mindsets, play represents a deliberate break from the known.

Diversity: The Missing Ingredient in Innovation
Innovation thinking suffers from troubling machismo. From Menlo Park to Microsoft, innovation has traditionally been viewed as a man's world, with companies paying lip service to diversity without extending it to innovation work. Every organizational moment can be "innovation meaningful." Leaders must recognize both how ideas can be killed through momentary micro-aggressions and how purposeful actions in key moments can build stronger innovation cultures. Creating memorable moments-whether highlighting risk-taking or stopping everything to showcase exemplary work-clarifies what innovation means in practice.
Despite our social imagination of innovators as impatient and action-oriented, true innovation leadership requires patience. Many transformative innovations develop over decades-the internet took 40-50 years from early research to widespread adoption. Consider Chester Carlson's xerography invention: patented in 1942, it took 17 years to become "the most successful single product of all time," transforming a small company into a multi-billion dollar giant.
Sometimes the best way to encourage innovation is to temporarily disregard it entirely. Just as Miles Davis understood that not playing a note could be more powerful than playing it, strategic innovation pauses create both calm and tension.
