真正的 OKR 应该是能驱动变革的。它最终要解决的问题是——我们如何把有限的生命，投入到那些真正能改变现状的事情中去。

常见问题
低价值目标是指那些即使最终拿到了满分，全公司也没有人在乎或能感受到实际影响的目标。这类目标通常缺乏明确的商业价值或用户贡献。Google 建议将技术语言转化为商业或用户价值语言，例如不要只写“提高 CPU 利用率”，而应写成“减少内核数量并将资源归还资源池”，以体现明确的经济价值。
承诺型目标是必须达成的任务，如系统稳定性或成本控制，预期得分是 1.0，未达成通常意味着计划或执行存在差错。而挑战型目标表达的是对未来的愿景，即使目前资源不足或不知道如何实现也会设立，其预期平均分仅为 0.7。Google 认为区分这两者至关重要，因为这直接影响资源的分配优先级和团队的创新空间。
Google 的 Playbook 明确反对在 KR 中使用“咨询”、“帮助”或“分析”等词汇，因为这些描述的是忙碌的“活动”而非最终的“结果”。真正的 KR 必须是可衡量的证据，描述具体的产出和影响。例如，不应写“评估系统延迟”，而应写“在特定日期前发布平均延迟数据”。如果所有 KR 达成但目标未实现，说明 KR 漏掉了最关键的必要条件。
为了防止优先级不对等和互相甩锅，Google 要求所有跨团队项目必须在所有参与方的 OKR 中显性体现。如果研发部将某项目定为核心挑战，但运维部未将其列入 OKR，项目就会卡壳。通过这种方式，团队可以确保步调一致。如果发现协作方未将相关事项列入 OKR，员工被鼓励主动沟通甚至向上升级，以解决资源和优先级的冲突。
你可以使用几个简单的“试金石”测试：首先，目标（Objective）是否能在一行字内写完？如果不行，说明想法不够透彻。其次，KR 是否包含具体的非季度末日期？如果所有截止日期都在最后一天，说明缺乏真实执行计划。最后，KR 是否量化到没有歧义？如果一个理性的旁观者无法立刻判断目标是否达成，那么这个 OKR 就是不及格的。
