    Sustaining technologies are innovations that improve the performance of established products along the dimensions that mainstream customers already value, such as making a hard drive faster or higher in capacity. In contrast, disruptive technologies initially underperform on those same metrics and may seem like "toys" to established customers. However, they bring a different set of values—they are typically smaller, simpler, more convenient, and cheaper—allowing them to take root in new or low-end markets.

    Successful companies fail because they follow "good" management practices: they listen to their best customers, focus on high-margin products, and use rigorous data analysis. These practices create a "northeastern pull" toward high-end markets, causing firms to ignore small, low-margin opportunities where disruptors begin. Because the "immune system" of a large organization is designed to prioritize profitable, proven markets, it often rejects disruptive ideas that don't fit its existing profit requirements or customer needs.

    Performance oversupply occurs when the pace of technological improvement moves faster than what the mainstream market actually requires. Eventually, a sophisticated product becomes "too good" for the average user, who is unwilling to pay a premium for more performance. This opens a door for simpler, cheaper disruptive alternatives to enter the market. Once the disruptor's performance improves enough to meet the basic needs of the mainstream, it can quickly cannibalize the established market from the bottom up.

    Traditional market research relies on data and feedback from existing customers, but it is impossible to analyze a market that does not yet exist. History shows that many successful disruptors, like Honda with off-road motorcycles, stumbled into their markets by accident rather than through a master plan. For disruptive technologies, companies must use "discovery-driven planning," which focuses on learning through small-scale experimentation and being nimble enough to pivot when the actual market application reveals itself.

    The most effective strategy is to create a separate, autonomous organization that is physically and managerially isolated from the core business. This allows the new unit to develop its own processes and values that match the disruptive opportunity, such as being satisfied with lower profit margins or smaller wins. By keeping the disruptive project independent, the parent company prevents its existing "immune system" and high-overhead bureaucracy from strangling the innovation before it can grow.
