We must implement specific policies: Strategy First (agree on strategy before creative development); Continuous Reference to Strategy; Freedom of Execution (client input on strategy but creative freedom for us); Fewer Options of Better Quality; and Only We Present Our Work. Our business development mission is positioning ourselves as expert practitioners. Our objective in each interaction is determining if there's a fit between client needs and our expertise-not selling or persuading. Relationship dynamics form early, before clients hire us. Most selection processes create an audition atmosphere where one commands and the other complies. We must never accept this presenter/complier role, as how we sell shapes what we sell, affecting both outcome quality and remuneration.

Other professionals don't allow clients to dictate the diagnostic process-they maintain control or risk their credentials. Ironically, these professionals often make our worst clients because they attempt to take control, and we let them. Our worst client experiences typically stem from letting dominant clients direct engagements based on self-diagnoses we accepted without validation. When these projects fail, we rationalize "we only did as we were told" while clients see us as irresponsible order-takers. If design truly is a process, we must define and guard that process. Throughout the buying cycle, we must gauge whether clients value our expertise enough to grant us control. Having formalized diagnostic methods positions us as experts rather than order-takers. Proper selling isn't about persuasion but determining fit between buyer's need and seller's supply, then facilitating appropriate next steps-sometimes parting ways. Unlike product sales, we sell ideas and advice, making how we sell impact what we deliver. Selling can be distilled to three steps based on the client's place in the buying cycle: help the unaware, inspire the interested, and reassure those with intent. As clients progress from unawareness to interest to intent, our role must evolve accordingly. When clients are unaware of problems requiring our services, we should articulate our expertise concisely, describing who we help and how. True thought leadership positions us as experts and helps clients recognize improvement opportunities. Our writing should educate, not persuade, making both reader and writer smarter. When clients become aware of their needs but aren't yet committed to action, they seek inspiration. As creative professionals, we excel at inspiring through our work, leadership, unique problem-solving approaches, and passion. Portfolios are our best inspiration tools, showing what others have achieved and painting pictures of possibilities beyond current challenges. When inspired clients commit to solving their problems, they experience brief euphoria followed by doubt. Creative professionals often mistakenly continue inspiring when reassurance is needed. Clients seek calm, structured approaches, and sequential steps rather than big-picture excitement. Recognizing that requests for proposals often stem from fear of making mistakes allows us to offer alternative reassurances like phased engagements, pilot projects, or money-back guarantees.

   Proposals Are Conversations, Not Documents

   Written proposals create buying resistance by signaling desperation for the client's business, giving them relationship power. This investment makes it harder for clients to reject us honestly, leading to stalling rather than direct refusals. Operating from a practitioner's position means not overinvesting in sales or trying to persuade clients-there's no place for written proposals in this approach. Clients request proposals for various reasons: to keep the hordes at bay, to compare firms, to measure value, to gain inspiration, to stall, or to shop around for better prices. The oversupply of undifferentiated creative firms forces clients to use written proposals as screening tools. If we've successfully specialized, clients will let us bypass the proposal process and engage in direct conversation. When clients don't recognize our expertise, it signals we've either failed to build true expertise, demonstrate it effectively, or pursued misaligned opportunities. No reason for requesting written proposals withstands the stronger logic of conversing with a true expert. For complex situations requiring diagnostic work before proposing solutions, we must charge for this work. Doctors charge for MRIs, accountants for audits, lawyers for discovery-we must charge for our diagnostic work. Through phased sales beginning with paid diagnostics, we deliver findings and recommendations that include plans, timelines and budgets. Our proposal is simply the words from our mouths: "We propose to do X for you, over Y timeframe, for Z price." Once we have agreement, we write the contract. We are not in the proposal writing business. We must stop asking documents to do what we should do ourselves: propose.

   The Art of Selectivity: Pursuing Perfect Fits

   Instead of seeking clients indiscriminately, selective practitioners pursue perfect fits-targeted organizations they can best help. By saying no early and often, they weed out those better served by others or who cannot afford them. This gives power and credibility to their yes. Client relationships naturally evolve from solving pressing problems to becoming tactical partners and eventually suppliers. This transition is inevitable-only time and departure point vary. Growth comes from ensuring new clients represent increased opportunity over departing ones. Clients sense selectivity immediately. It signals them to either engage in meaningful discussions or retreat behind formal selection processes. Human nature follows what retreats and backs away from what advances. Buyers prefer being politely vetted by experts with clearly defined parameters about their work, client types, and budget requirements. No is the second best answer we can hear, and we want to hear it quickly before wasting resources. When opportunities arise, we should try to kill them early. This approach seems counterintuitive but helps eliminate poor fits. If we retreat slightly and the client follows, it tests how much they value our expertise and indicates our power to lead engagements. When one party raises objections, the other must address them. Instead of avoiding potential objections until clients raise them, we should raise them first: "I'm concerned about your organization's ability to afford us." By leaning into objections early, we kill doomed deals quickly rather than prolonging the inevitable. We can accept work outside our expertise if we have the ability, capacity, and can do it profitably-but we shouldn't expand our expertise claims. When approached for work within our capabilities but outside our expertise, we must be honest: "Yes, we can do this, but it's not why we're typically hired." Let the client decide whether to bridge this gap rather than pretending no gap exists. Passion drives us to solve problems and find solutions, but we must be careful how we display it. While passion can be a tiebreaker when clients perceive equal expertise among competitors, overemphasizing it tacitly suggests our expertise is no better than others. The client may interpret our passionate displays as an invitation to take control or as compensation for lacking expertise.

   Building Expertise: The Perpetual Race

   After focusing and articulating our expertise, we must quickly add proof to our claim. When we stake our claim, competitors take notice-the unthreatening generalist is rarely attacked. We face a choice: remain comfortable but unfulfilled, or build an expert firm that delivers our best work, brings career fulfillment, and provides security for our families. From the moment we make our claim, we enter an endless race where our growing lead means we have more to lose. This isn't easy, but once we start moving past the stationary generalists, we wouldn't have it any other way-racing to fulfill our potential rather than stagnating in unchallenged contentment. A claim is just a claim until proven. While it helps us break through competitive clutter initially, we must prove it as we progress through the buying cycle. Without proof, we're forced to pitch-solving problems for free to demonstrate capability. Focus itself builds depth. Given two people with similar abilities, the one with narrower focus will develop exponentially greater expertise. We need not be smarter or more creative than competitors, just more focused. When we narrow our field of thought, we think deeper. Writing gets us found, cements our position as experts, and most importantly, deepens our knowledge. Writing drives us into the deep crevices of our territory, forcing us to formalize thinking and tighten arguments. Though sometimes painful, writing is mandatory for experts. The essential skills for differentiated creative enterprises are: consulting first, writing second, artistry third. To build deep expertise, we must document our processes, define future approaches, and continuously refine them. Working from defined processes creates consistency-exactly what clients seek when evaluating firms. Nothing reassures clients more than inferring that little variability in process equals little variability in outcomes. Once we define our processes, we must train our people on them. A creative firm either has a culture of continuous learning or it doesn't. We must commit to creating an environment where learning never ends and everyone feels compelled to excel. We build this culture by hiring for skill, developing through training, empowering professional development plans, holding people accountable, and most importantly, leading by example.

   Valuing Our Thinking: The Foundation of Profitability

   Our thinking is our highest value product and we won't part with it without appropriate compensation. If we demonstrate we don't value our thinking, clients won't either. Pitch-based business development devalues our thinking and emphasizes commoditized parts of our offering. Many firms proudly avoid "speculative creative" work while giving away equally valuable strategic thinking. Our designs are merely applications of our strategy, which should be rooted in thorough diagnosis. Each phase preceding design has value at least as high as the application itself and shouldn't be given away for free. The line separating proving our ability from actually solving problems begins at diagnosis. While we should collect preliminary diagnostic information to assess fit, we must not share our diagnosis before being hired and paid. Free pitching equals free thinking, period. Client commitment escalates through several steps: private decision, verbal commitment, signed documents, and finally-most importantly-payment. Only when money changes hands is a client truly committed. We must recognize this natural progression and ensure we don't begin solving problems until all steps are complete, particularly payment. We must resist overinvesting in the buying cycle only to discover the client cannot afford us. By establishing and declaring our Minimum Level of Engagement early, both parties can walk away before wasting valuable resources if there's no financial fit. How often have we invested heavily in business development only to learn the client's budget falls far below our requirements? Money conversations cause stress not because of the discussions themselves but because we avoid having them when we should. By committing to address money early and often, we eliminate this stress and eventually learn to handle these conversations with ease. Our Minimum Level of Engagement-typically around 10% of our annual target fee income-serves as a tool to quickly eliminate poor financial fits, elevate tactical project discussions into strategic engagements, and initiate money conversations early. We must inform prospects that we only take on a small number of clients annually and therefore require commitments at or above this minimum level.

   The Premium Path: Charging What We're Worth

   As our expertise deepens and impact grows, we'll increase pricing to reflect that value. We recognize that the smallest invoices are most annoying to clients. By charging more, we create time to think on behalf of clients and eliminate the need for change orders and surprises. When engagements have thin margins and problems arise, we have little ability to fix them. Healthy margins give us the wherewithal to fix mistakes, earn trust, and build client loyalty. Our most profitable clients get our best service-superior service doesn't improve profit; profit improves service. The change order represents everything wrong with our business model. Firms aren't fired over large invoices for strategic work but over small invoices for tactical changes that create resentment until relationships snap. When clients allow expert firms to take control and charge more upfront, they eliminate the injustice of new invoices for every small tactical change. We sell our thinking but do ourselves a disservice selling it by the hour. The surest way to commoditize thinking is to sell it in units of doing: time. Our thinking separates us from competition and forms the basis of premium pricing. When we charge by the hour, we invite commodity comparisons regardless of value delivered. While engagements follow four phases, the client seeks outcomes from the apply and reapply phases. Our strategy-diagnoses and prescription-is how we do what we do. The strength of our strategic processes ensures high-quality outcomes and justifies our premium. Therefore, we shouldn't charge for it in units of time. We must price upfront work in big round numbers ending in zeros, clearly implying our pricing has little to do with hours spent. We never want clients to easily dismiss our advice. Anyone hiring an expert seeks to move forward with confidence. What's the value of good advice not acted upon? Our job includes giving clients strength to act. Our pricing should be painful enough that clients feel compelled to act, lest they waste resources. Larger clients must pay more because they derive greater financial value from similar work. Charging John Doe Chevrolet what we'd charge General Motors would be irresponsible. The larger client pays more to ensure commitment to solving problems and working with us-and because we're delivering a service with greater dollar value to them. Few investments yield greater returns than investing in ourselves. Price premiums give us profit to reinvest in our people, enterprise, and ourselves. While others win on price with slim margins, we'll use our greater profit margins to better ourselves and increase distance from competitors.

   Creative professionals stand at a crossroads-design is finally seen as a great business differentiator, while outputs are increasingly commoditized. Bad clients and ridiculous selection processes won't disappear-it's the client's money, and they can employ any means to select help. We can only control our response. The power we wield is the power to walk away. There's always another, better opportunity. While we seek the respect afforded to other professions, we must acknowledge our difference. We bring business savvy to our enterprise, but our craft chose us-we weren't in it for money. Profit validates our gifts and empowers us to make our mark, which is all we've ever wanted. As creative people, we seek to create and change the world. We started with high aims but got buried in business minutiae, sometimes sacrificing self-respect to win clients. We found ourselves groveling, doing adequate work for poor compensation from people who didn't value us. Our gifts fulfill us, but business struggles push us from our lofty goals. What we once viewed as a battle with clients, we now recognize as a journey of personal transformation. One proclamation at a time, the fog lifts, the path clarifies, and success becomes first possible, then inevitable. We possess unique vision-seeing what others cannot, conceiving what doesn't exist, mapping the future and leading people to it. At our best, what problem can't we solve? Together, what change can't we bring about? Our revolution isn't just about ending free pitching; it's building businesses that let us reach our highest potential and impact the world.
