Change isn't optional for leaders today-it's essential for survival. Like cheetahs who succeed not just through raw speed but through agility and quick directional changes, effective leaders must develop nimbleness in an accelerated world where planning horizons have compressed from ten years to just two. A leadershift is the ability and willingness to make leadership changes that positively enhance organizational and personal growth.
Good leaders don't merely conform; they proactively adjust to changing circumstances while maintaining their unique strengths. They navigate the tension between stability that provides security and adaptability that creates opportunity. As Malcolm Gladwell noted, constantly updating your positions and occasionally contradicting yourself is essential to good thinking.
Leadershifting requires an open mindset-asking more questions instead of giving answers, becoming a better listener and observer, and relying on intuition and creativity. Though challenging at first, learning to leadershift ultimately makes you a better leader.
To leadershift successfully, embrace seven essential practices. First, continually learn, unlearn, and relearn. In today's rapidly changing environment, skills learned in college have an expected shelf life of only five years, with a third of job skills becoming outdated within four years. Second, value yesterday but live in today. As Babe Ruth supposedly said, "Yesterday's homerun doesn't win today's game." People may honor you for past achievements, but they respect you for what you're doing now.
Third, rely on speed but thrive on timing. Moving quickly is essential, but recognizing the right moment is crucial. Good timing enables leaders to seize opportunities before others even see them-when you spot the bandwagon, it's already too late to lead. Fourth, see the big picture as it keeps getting bigger. Leadership development is a continuous journey of layered learning, where each new lesson connects with previous knowledge to provide greater depth.
Fifth, live in today but think about tomorrow. Through "advance attraction," leaders can shape their future by becoming aware of what they need and want. This awareness allows them to attract the right people and resources. Sixth, move forward courageously amid uncertainty. Life expands or shrinks in proportion to our courage. All good things include uncertainty, which is precisely why leaders are needed.
Finally, realize today's best will not meet tomorrow's challenges. To excel at leadershifting, maintain a productive tension: feeling satisfied at day's end for giving your best, while being dissatisfied enough each morning to improve on yesterday.

From Solo Performance to Orchestrating Success
The first crucial leadershift is moving from soloist to conductor-from self-focus to team focus. This transformation began for me when I heard Zig Ziglar say, "You can get everything in life you want if you will just help enough other people get what they want." This statement transformed my leadership mindset from serving my own agenda to bringing out the best in everyone around me.
While a group's potential always exceeds an individual's, transitioning from soloist to conductor presents unique challenges. First, you must go slower to go farther. If you're at the top alone, you're not leading-you're hiking. True leaders don't race ahead but carefully choose their steps to help others climb with them. This requires what I call the "leadership dance": stepping ahead (staying visible), beside (listening and discussing), and behind people (offering encouragement).
Second, recognize that you need others-you can't produce orchestra music as a one-person band. Create an environment where people complete rather than compete with each other, cultivating an abundance mindset over scarcity, win-win thinking over win-lose, shared thinking over single thinking, and inclusion over exclusion.
Third, make the effort to understand others. No one can become a good conductor without understanding those following them. As my Argentine host explained about tango dancing: "To lead properly, you must understand how it feels to be led." The follower must trust the leader and move with them in time with the music-only together can they accomplish the dance.
Fourth, want others to shine more than you do. Great conductors want their people to shine. Like in tango dancing, where the leader provides the foundation that allows the follower to fully express the dance, good leaders set up others for success. I follow a simple formula: see possibilities in all people, honor them publicly, invite them to help achieve the vision, notice what they do well, and thank them so they know they're valued.
Fifth, help others improve daily. In Kiev, Ukraine, I faced an audience suspicious of leadership after generations of leaders who took value rather than added it. I helped them understand that good leadership answers three questions followers ask: Do you care for me? Can I trust you? Can you help me?
To shift from receiving to giving, focus on adding value daily by examining your calendar and asking, "Where can I add value today?" and "What additional opportunities to help others will I have today?" Add as much value as possible as often as possible-there's a direct relationship between seeds sown and harvest reaped. Never wait to add value; be the first to give when you can. Give without keeping score so motives stay pure, and welcome any return as an unexpected blessing.

Growing Beyond Goals to Lasting Development
The personal development shift from goals to growth begins when we realize that the lessons learned while pursuing goals are more valuable than achieving the goals themselves. After successfully growing my church to become the fastest-growing in Ohio, I discovered that goals helped me do better, but growth helped me become better.
As I made this leadershift, I identified three significant shifts in my approach. First, I moved from growth outward to growth inward. Initially motivated by numerical goals, I believed hitting numbers would automatically make me better. Instead, I realized that growth on the inside fuels growth on the outside, not vice versa.
Second, I shifted from growth in everything to growth in a few vital things. Through studying success, I identified four key areas that became my growth focus: Relationships, Equipping, Attitude, and Leadership (R-E-A-L). These four areas became my focus for reading, learning, and teaching, allowing me to concentrate my growth efforts where they mattered most.
Third, I moved from growth with a timeline to growth without a finish line. My mindset transformed from asking "How long will this take?" to "How far can I go?" My writing career exemplifies this shift perfectly. Starting with my modest first book at age thirty-two, I continued writing not to impress but to make a difference. As Truett Cathy wisely said about Chick-fil-A: "If we get better, our customers will demand that we get bigger."
To become a growth-oriented person, embrace change by shifting from a fixed mindset (which believes intelligence is static) to a growth mindset (which believes intelligence can be developed). Adopt a teachable spirit by making growth your number-one priority, looking for growth possibilities in every situation, asking questions that help you grow, filing what you've learned, and passing what you learn to others.
Make your love for learning greater than your fear of failure. I don't count losses; I count lessons learned from them. When you fail early, fail often, and fail forward, failure becomes your friend, not a bully. Develop relationships with other growing people, following the "hot poker principle"-stay close to growing people (the fire) or risk becoming cold.
Develop greater humility by being honest about weaknesses, and believe in yourself. The Law of the Mirror states: "You must see value in yourself to add value to yourself." Finally, embrace layered learning, which builds wisdom through accumulated experience-one life lesson applied upon another, gaining depth and insight over time.

Trading Perks for Purpose: The Price of True Leadership
Many aspiring leaders focus on leadership's perks-control, authority, titles, offices, and status. As a young pastor, I expected people to automatically follow me because of my title, but reality taught me that influence must be earned. After fifty years of leadership with every imaginable perk, I've shifted to focusing on what I can give rather than receive.
Leaders focused on perks ask "What will I receive?" while price-focused leaders ask "What can I give?" To reach your potential, you must shift from perks to price, recognizing that what stands between you and your potential is the price you must pay.
While specific costs vary by leader, three common price points exist for every leader making this shift. The first is Reality-recognizing that everything worthwhile is uphill. As Max De Pree said, "The first responsibility of a leader is to define reality," and leadership's reality is that it's uphill all the way. Leaders must balance hope with acknowledging hardship-retaining faith they'll prevail while confronting brutal facts of current reality.
The second price point is Example-leaders must climb the hill first. Great leaders don't just see things before and more than others-they act before others and do more than others. Despite having the same human doubts as everyone else, they move through uncertainty to pave the way, earning the moral authority to say "Follow me." Follow-me leaders believe in themselves before and more than others do, set higher expectations for themselves than others do, and make commitments to themselves before and more than to others.
The final price is Consistency-leaders understand they never get to stop climbing. Leadership requires continual sacrifice-you must give up to go up, and give up more to stay up. Jim Collins observed that "the signature of mediocrity is chronic inconsistency," while excellence requires relentless consistency. Leadership greatness comes not from amazing moments but from consistently doing the unamazing things-practicing, studying, showing up, working hard, asking questions, changing, trying, failing, and trying again.

Challenging People to Greatness
Leadership requires a fundamental shift from pleasing people to challenging them. Early in my career, I mistakenly defined leadership as "make people happy and they will follow you," constantly asking "Is everybody happy?" But this approach inevitably leads to disappointment and failure, as no leader can please everyone all the time.
For two years I tried to make everyone happy, believing good leadership meant universal approval. When reality struck that this was impossible, I hit an emotional wall. Wise mentors helped me realize I was doing things backward-giving the most time to the unhappiest people while trying to win approval before asking for commitment. I wasn't leading; I was in the friendship business.
To make this critical shift, put doing what's right ahead of what feels right. First, change your expectations toward leadership by asking questions in this order: What's best for the organization? What's best for others within it? What's best for me? Second, value people as much as you value yourself. If you see yourself as worthy of development, you'll develop others.
Third, establish expectations up front. I now prioritize being up-front with people through appreciation, expectations, questions, discussion, and decisions. Fourth, ask yourself the hard questions before any potentially difficult conversation: Have I invested enough in the relationship? Do I value them as individuals? Is the issue more important than the relationship? Am I willing to invest time helping them change?
Fifth, when a tough conversation is needed, do it right. Your attitude matters more than your words-people remember how they felt long after forgetting what you said. Sixth, understand the 25-50-25 principle: when you challenge people with a vision, 25% support you, 50% remain undecided, and 25% resist. Your job is to help the middle 50% join your supporters.
Finally, balance care with candor. Care without candor creates dysfunctional relationships. Candor without care creates distant relationships. Only when care balances with candor can you develop meaningful relationships that drive results. My guiding principle remains: "people don't care how much you know until they know how much you care."
Chapitre 7
Creating Rather Than Maintaining
The joy of leadership comes from creating, not maintaining. Early in my pastoral career, I discovered I was a misfit in an organization that valued tradition and conformity. I wasn't content being just a shepherd caring for existing flocks; I wanted to be a rancher who pioneers new ideas.
We all gravitate toward one of four zones: the Coasting Zone ("I do as little as possible"), the Comfort Zone ("I do what I have always done"), the Challenge Zone ("I attempt to do what I haven't done before"), or the Creative Zone ("I attempt to think what I have never thought before"). While we naturally tend toward one zone, we can choose to live in the creative zone, where we experience abundance and expand our potential.
To shift from maintaining to creating, remove mental blocks that limit creativity. These include believing there's only one right answer, rejecting ideas that aren't logical, blindly following rules, avoiding ambiguity, fearing failure, worrying about looking foolish, and believing "I'm not creative." As Hugh MacLeod said, "Everyone is born creative... Being suddenly hit years later with the 'creative bug' is just a wee voice telling you, 'I'd like my crayons back, please.'"
To take your crayons back, first build a creative culture by fueling passion, celebrating ideas, fostering autonomy, encouraging courage, minimizing hierarchy, reducing rules, failing forward, and starting small. Second, make everything better. I use a 10-80-10 process with my team: first 10% identifies the target, middle 80% focuses on production, and final 10% takes things to the next level by adding that extra touch that makes something spectacular.
Third, make plans but look for options. Moving from "Plan A" to "Option A" means being adaptable. Fourth, place high value on ideas by gathering them from everywhere, testing every idea, analyzing failures, adapting other ideas, and questioning all assumptions. Fifth, seek out and listen to different voices. Surround yourself with both an inner circle (people who compensate for your weaknesses) and an outer circle (people with fresh eyes who enhance your strengths).
Sixth, take risks. A prime example came during the 2018 college football National Championship game when coach Nick Saban replaced his experienced quarterback with an untested freshman, completely changing the game's outcome. Finally, live on the other side of "yes" by seizing opportunities before they pass, imagining opportunities everywhere, preparing for opportunities before they arrive, and activating current opportunities rather than lamenting missed ones.

Building Ladders for Others to Climb
This leadershift moves from being solely focused on personal success to helping others succeed. Early in my speaking career, I realized I was entirely self-focused, asking questions like "How did I do? Did they like me?" rather than focusing on adding value to my audience. This epiphany led me to develop a new approach centered on others, writing reminders like "It's not about me-it's about them" and "Success is not a standing ovation-it's people walking out with a game plan."
There are four progressive stages in the leadership journey. First is ladder climbing-"How high can I go?" This initial stage focuses on personal success, which builds credibility as a leader. For effective ladder climbing, ensure your ladder has integrity as its foundation, leans against the right "building," never step on others, don't skip rungs, occasionally step back for perspective, and always value those holding the ladder for you.
Second is ladder holding-"How high will others go with a little help?" This begins when you want more for people than from them. This serving attitude requires being available to others-answering questions, offering opinions, sharing ideas, and giving endorsements. Ladder holding allows you to gauge others' abilities and determine their growth potential by watching how they perform when given opportunities.
Third is ladder extending-"How high will others go with a lot of help?" This means intentionally mentoring others to reach new heights. Good mentors are successful in both doing (productivity) and being (character). They're specialists in specific areas rather than generalists, as no one can help with everything. Effective ladder extenders ask great questions, listen deeply, learn from responses, then lead with challenges and encouragement.
The ultimate leadership stage is ladder building-"Can I help them build their own ladder?" This means giving others permission, equipment and empowerment to create their own ladders. I find joy in this season of life through my organizations that train leaders worldwide to build their own ladders as coaches, trainers, and speakers. To become a ladder builder, ask yourself: Do I develop leaders to benefit others? Do I give leaders freedom? Am I happy when leaders move on without me? Am I willing to help without credit?
When choosing who to mentor, be selective since your time is limited. Determine if the person is hungry to learn, evaluate their capacity, ensure their values align with yours, and focus on mentoring leaders rather than followers for greater ROI. A successful mentor provides "handles" (distilled principles), "laboratories" (safe practice environments), "road maps" (direction), "roots" (relational foundation), "wings" (empowerment), and "whys" (context behind decisions).
Chapitre 9
Connecting Through Communication
My next leadershift-moving from directing to connecting in communication-went against my natural tendencies. I grew up in a home where directing was the practiced style of leadership, with clear assignments and expectations. My theological training reinforced this approach, teaching me to preach with boldness and application. However, I began to sense that while directing came naturally to me, it wasn't necessarily what was best for others.
Two experiences catalyzed this shift. First, in 1988, I hired consultant Bobb Biehl who spent an entire day asking questions and drawing out my thoughts rather than immediately providing direction. Second, in 2003, I observed basketball coach Pat Summitt's halftime approach with her team, where players engaged with questions on a whiteboard rather than receiving direct instructions. These experiences revealed a more effective leadership approach based on connection rather than direction.
To connect with people effectively, first practice humility by letting people know you need them. Good leaders recognize their need for team members, which keeps their ego in check, connects them with their team, and enables everyone to better fulfill the vision. Second, cultivate curiosity by asking questions. Questions help close the gap between expectations and reality, which I define as disappointment.
Third, make the effort to connect with people by going out of your way to create meaningful moments. Fourth, be trustworthy-someone others can count on. I focus on three key areas to maintain trustworthiness: integrity in my life, consistency in my actions, and competence in my work. When I fail, I follow a specific process to regain trust: fully acknowledging what I did wrong, explaining exactly how I'll make it right, giving others a chance to share their perspective, doing the work to fix the problem, and following up to confirm satisfaction.
Fifth, practice generosity by giving first and giving continually. Stingy people with scarcity mindsets struggle to connect with others. Sixth, listen-it's the best door to connecting with people. I once prioritized expressing my own ideas over listening, which damaged my leadership. To change, I developed practical habits like writing a large "L" for "listen" at the top of my notepad during meetings and stopping my habit of interrupting others.
Finally, offer encouragement-it functions as "oxygen for the soul." Most people are under-encouraged, and everyone performs better "under a spirit of approval than under a spirit of criticism."

Embracing Team Diversity for Competitive Advantage
This leadershift moves from team uniformity to team diversity, with the guiding principle that "our differences can make a positive difference." My personal journey from a homogeneous background in small-town Ohio to embracing diversity took nearly thirty years, culminating when I moved to Atlanta in 1997 and intentionally connected with hundreds of diverse local leaders.
I define a team as "a small number of people with complementary skills committed to a common purpose," which inherently assumes diversity. Diverse teams fill knowledge gaps (prompting me to regularly ask "What am I missing?"), perspective gaps (enabling "thinking independently together"), and experience gaps (providing multiple approaches beyond the "if all you have is a hammer" limitation).
While acknowledging diversity can evoke various reactions, good leaders see it as a competitive advantage. I cite Abraham Lincoln's "team of rivals" as a powerful historical example of leveraging diversity during crisis. Despite the value of diversity, many leaders avoid it because it creates discomfort.
Common barriers to embracing diversity include fear of conflict, insufficient personal networks (75% of white Americans have no nonwhite friends), unwillingness to deal with prejudice, arrogance, personal insecurities, and failing to be inclusive. When team members don't feel they belong or contribute, they disconnect and withhold their best talents.
To embrace diversity and inclusion effectively, first create a culture of sharing by de-emphasizing titles and positions, inviting everyone to contribute, and giving people leadership opportunities before they have official roles. Second, broaden your perspective on diversity beyond demographics to include psychological diversity (personality, values, abilities). As Kaiser Permanente CEO Bernard Tyson notes, "Equality says everybody gets equal. Equity says everybody gets what they need." Third, provide solid leadership to balance diversity's strengths and weaknesses-while diverse teams excel at generating ideas, they can struggle with decision-making and implementation without strong leadership.

Earning Moral Authority Beyond Position
My first leadership experience as a young pastor in rural Hillham, Indiana taught me that "a leadership position does not give someone leadership authority." Despite having the official title of leader and board chairman, I discovered that real influence belonged to Claude, a middle-aged farmer with no formal authority. His influence came from moral authority-earned through decades of honest, fair living where his words and actions aligned.
There are nine types of leadership authority: natural (innate leadership ability), positional (formal titles, the lowest level), knowledge (expertise), situational (circumstance-specific qualification), relational (built through connections), proximity (borrowed from closeness to other leaders), success (credibility from achievements), mentoring (developed through developing others), and seniority (cultural or organizational tenure). Moral authority-the highest form of influence-is "the recognition of a person's leadership influence based on who they are more than the position they hold... earned by a lifetime of consistency."
The pathway to moral authority consists of four essential components. First is competence-the ability to lead well. Leaders earn respect through excellence and completion of work. Second is courage-moving forward in the face of fear. Courage encourages people during difficult times, enables them to maximize potential, and helps leaders find their voice in critical moments.
Third is consistency-doing well all the time, not just sometimes. Consistency creates moral authority through alignment between convictions and behavior. In my seventies, I'm surprised by how consistency compounds over time-early good leadership often goes unnoticed, but decades of consistent excellence builds recognition beyond what feels deserved.
Fourth is character-being bigger on the inside than the outside. While leadership appears outward and public, character is developed in private-like a tree's unseen roots supporting its visible trunk and branches. Good character demonstrates integrity (alignment of values with actions), authenticity (being genuinely yourself), humility (crediting God for blessings and others for successes), and love (genuinely caring about people).

Becoming a Transformational Force
The most important leadershift is moving from being merely trained to becoming truly transformational. Transformational leaders inspire people to dream, learn, do, and become more, making a positive difference in their lives and others. My early career focus on myself changed after a personal failure where my selfishness prevented me from helping someone who subsequently died. This devastating experience prompted deep self-examination and a heart transformation that made valuing others my priority.
Transformational leaders see possibilities where others see only obstacles. They ask "Why not?" instead of "Why?" and believe there's always a better way forward. They say things others do not say, speaking up boldly about a better future despite opposition. They believe things others do not believe, particularly that they can make a difference-this becomes their passion. They feel things others do not feel, demonstrating that "a different world cannot be built by indifferent people." And they do things others do not do, following a "Ready-Fire-Aim" pattern and overcoming fear by tapping into their sense of purpose.
To lead transformationally, you must first focus on your own transformation. "The first person you must lead will always be you," and "We teach what we know, but we reproduce who we are." For transformation to occur, you must move from knowing to doing. As Gandhi said, "An ounce of practice is worth more than tons of preaching."
Creating transformation-friendly environments requires leaders who are passionate about transformation, resources that teach good values, small groups where people learn and participate, and commitment to reproduce leaders. All transformational movements follow a pattern: they occur top-down (leadership influence filters down), small to big (mass movements begin with a few people), and inside out (inner values determine outward behavior).
Jerry Anderson's story demonstrates the power of transformation. After experiencing life transformation through positive values, he founded La Red to help others. When invited to Colombia's notoriously corrupt prison system, La Red introduced character development and values to prison guards through small roundtable groups. As guards embraced these values and changed their behavior, prisoners requested the same training. The most impactful value was forgiveness, which broke cycles of revenge and freed inmates from bitterness. Remarkably, the murder rate dropped from one per day to one per year, and La Red's success spread to Colombia's military and 44 other nations.

Discovering Your Life's Purpose
The final leadershift-from career to calling-should be the most natural yet many miss it, too busy making a living to consider their deeper purpose. Frederick Buechner described purpose as "that place where your deep gladness meets the world's deep need." Your calling merges your skills, talents, character traits, and experiences to create, lead, inspire, and make a difference.
Unlike a career which is mainly about you, something you choose, and can be separated from your best life, a calling is mainly about others, chosen for you, integrated into your entire life, and something you must do. Careers are measured by success; callings are measured by significance. Finding your calling-your why-changes everything: you find your way, your will, and your wings.
I received my calling at twenty-nine years old-old enough to appreciate it yet young enough to make the most of it. While my experience involves God, you don't need to be a person of faith to receive a calling. When I felt compelled to invest my life in developing leaders, unlike my usual ambitious, goal-oriented approach, I felt patient and calm. When my wife asked what I planned to do, I simply said, "Nothing. If this is a calling, then doors will open." They did-within a week, two groups asked me to speak to their leaders.
Your calling will match who you are-no one is ever called to something they're not suited for. It will tap into your passion-without passion, your energy for impacting the world will fizzle. It will be important to you, but not about you-a true calling is never about the person being called but about helping others. It will be bigger than you, requiring you to stretch beyond your comfort zone. It will change your perspective, transforming how you see your world. It will give you purpose, providing motivation through passion, disciplined priorities, potential development, present-moment awareness, elevated progress, consistent habits, and an intentional lifestyle of significance. It will help you overcome obstacles and bring fulfillment.
To find your calling, ask three essential questions: What do you sing about (what fills your heart)? What do you cry about (what breaks your heart)? What do you dream about (what lifts your heart)? Remember that ego drives you, but calling draws you.
Once you've discovered your calling, maximize it by integrating a daily focus with a long-term perspective, setting a clear path in a worthwhile direction, and asking others to join with you. Successful people leave an inheritance for others, but those who fulfill a calling leave a legacy in others. Embrace not just this leadershift from career to calling, but all the leadershifts discussed throughout this book, as every advance you make as a leader requires changing how you think, act, and lead.
