Purpose differs fundamentally from many business concepts with which it's often confused. At heart, Purpose is a call to action, not a responsibility, mission statement, or profit-maximization tool. While economists like Milton Friedman argue that profit maximization should be a company's purpose, this view has significant weaknesses. Though every company needs profits to survive, this doesn't create a moral duty to maximize them. Arguments claiming profit maximization automatically maximizes happiness are flawed, as are claims that fiduciary duty to shareholders makes profit the only legitimate goal.
Purpose also differs from corporate governance practices that balance stakeholder demands-already standard practice for companies that must satisfy customers, workers, shareholders and communities to survive. Executives often view "vision," "mission" and corporate "values" as internal tools to drive employee behavior. But while visions like McDonald's "To dominate the global food service industry" are motivating targets, they lack moral foundation. Companies with strong Purpose often operate without explicitly stated visions. Purpose creates direction but not necessarily a destination image.

His personality drew customers, creating a carnival atmosphere. After being forced to relocate, he repeated his strategy in Bentonville, expanding to 15 stores by 1960.
Recognizing the threat of larger discounters, Walton proposed starting a discount chain for Butler Brothers (owners of Ben Franklin), but when they refused, he launched his own Wal-Mart in 1962. Targeting small towns without discount competition, he offered rock-bottom prices and money-back guarantees from scrappy premises like old bottling plants.
In 1976, with only 5% of K-Mart's turnover, Walton found himself competing head-to-head with the industry leader. This prompted him to improve store facilities and merchandise presentation while continuing to drive down costs. He recruited managers who created the distribution and information systems responsible for Wal-Mart's future success. By 1990, Wal-Mart's sales per square foot were $250 compared to K-Mart's $150, and by 2002, K-Mart was bankrupt while Wal-Mart became the world's largest company.
Until the mid-seventies, Wal-Mart was profitable primarily through Walton's merchandising skills, motivation abilities, and competitiveness rather than Purpose. He constantly retooled, throwing away equipment only months old if it improved efficiency, and revolutionized manufacturing with the first moving assembly line, reducing chassis production time from 12 hours to less than 3.
Unlike many entrepreneurs, Ford wasn't driven by money. He fought (and lost) a lawsuit against minority shareholders who wanted dividends distributed rather than reinvested in lower prices and expansion. What remained consistent throughout Ford's career was his belief in machines as agents of change-a distinctly Nietzschean approach where he exercised his will to improve the world rather than simply responding to market demand.
After a wartime lull, Ford's sales peaked at 2.2 million units worldwide with 57 percent U.S. market share in 1923. But that was the summit-the company wouldn't achieve those volumes again until the 1950s. By 1926, Ford's U.S. share had plummeted to 34 percent as competitors easily copied his production techniques. The situation worsened as managers migrated to General Motors and other rivals. Ford had always been explicit that he wouldn't share power: "That's the only way to get anywhere, one man rule"-a quintessentially Nietzschean stance.
Siegmund Warburg was Henry Ford's opposite-an unapologetic elitist with no interest in the common man or mass-market products. In pre-Nazi Germany, he witnessed how business elites operated and later brought this vision to England, where he created a business that elevated fastidiousness to new heights.
Warburg arrived in London in 1934 with approximately 5,000 in cash after correctly reading Hitler's intentions toward Jews. After the war, all top executives were German or Austrian refugees who brought a distinctive style of doing business. Warburg maintained meticulous control, receiving daily summaries of all activities even while traveling. The firm became known as "The Night Club" for its long hours, with employees making a point of being visible in the evenings.
Like Ford, Warburg developed intense relationships with key team members that often soured, leaving him isolated. Despite their personal differences, Ford and Warburg were driven by the same Heroic Purpose: to dominate rivals and build enduring advantage by establishing industry standards-for Ford the mechanistic standard of the integrated supply chain, for Warburg the elitist standard of haute banque.

What makes a company truly great? Some might point to employee morale, innovation capability, competitive position, or performance metrics. But these indicators can be misleading-as evidenced by the false prosperity and inflated morale of dot-com companies before their collapse. True greatness is found in a company's quality of action: the capacity to accomplish sustained, powerful and valuable results.
A great company embodies Purpose in such a way that its quality of action is high, naturally benefiting shareholders, customers, employees and other stakeholders without treating their demands as mere obligations. Great companies are distinguished by high employee morale, powerful innovation, competitive strength, and agenda-setting leadership-all of which are connected to Purpose.
Talented employees with strong morale are our greatest assets. They embrace action, bring energy to tasks, and make decisions aligned with strategic goals. Studies consistently show correlations between employee morale and financial performance-from Towers Perrin's finding of connections between morale and shareholder returns to evidence that companies on Fortune's "Best 100 Companies to Work For" list significantly outperformed market averages.
Good morale cannot be constructed directly but requires four building blocks: rewards (extrinsic incentives), tasks (the work itself), community (loyalty and belonging), and Purpose. While rewards are necessary and enjoyable tasks can drive motivation, the combination of community and Purpose generates the strongest commitment. Purpose prevents communities from becoming static and inspires proactive action even when things are going well.
Purpose solves the fundamental dilemma of treating large numbers of employees simultaneously as individuals and as a collective. It's the only vehicle available to leaders for approaching many employees at once while maintaining the mutual respect needed to build community. Purpose gives employees a platform for self-transcendence and power within a "larger scheme of things."
Innovation-any development creating change-is widely recognized as perhaps the most important source of competitive advantage in advanced economies. Yet Booz Allen Hamilton's 2005 study of the thousand biggest R&D spenders found no significant correlation between innovation spending and corporate success measures like profits, revenues, growth or shareholder returns.
Purpose helps innovators see beyond current conventions, improving innovation quality while countering the natural risk aversion large companies have toward innovation. Purpose adds a fourth dimension to the mental space of innovation (beyond technology, customers, and competition understanding), making it easier to think outside existing conventions. Purpose provides emotional certainty that makes the prolonged openness of mind required for innovation easier.
Competitive advantage means generating more wealth than industry competitors year after year. Michael Porter argues companies achieve sustainable advantage through "strategic positioning"-occupying a distinctive, profitable market position competitors cannot or choose not to imitate. Purpose shapes the routines and relationships that underpin organizational strengths-from motivated employees and effective teamwork to knowledge sharing and coordination.
Purpose provides the raw materials from which competitive advantage is created and shapes how these materials fit together effectively. It guides countless small decisions that add up to a strategic position, influences the choice of strategic position itself, and provides consistency over time, linking past actions that created strengths with future actions that exploit them.

Leadership is the ultimate advantage, making all other advantages possible. While management is the art of getting things done, leadership provides the framework that makes management effective. The solution isn't finding superhuman leaders but breaking leadership into components that a team can collectively fulfill.
Leadership comprises four essential preparations for collective action, spelling "TIME": Think (devise direction or outline plan), Inspire (generate collective support), Mobilize (ensure cooperation and role acceptance), and Empower (set up systems to maintain momentum). These stages are iterative rather than purely sequential.
Thinking is the starting point of change and essential for discovering Purpose, yet leaders often lack time for it. True thinking requires not just analysis but creative leaps that need time to develop. The leadership team must discover a Purpose that meets two constraints: it must fit the moral ideas of those they hope will join the Community of Purpose, and it must support an achievable strategic position that generates wealth.
Inspiration literally means "to breathe in"-it's an act of transmission that generates ideas, passion and commitment from the community. Leaders must be moral leaders who tap into the organization's creation myth and understand their listeners to energize the community toward a common goal. A more effective leadership style involves the leader embodying the group's values and becoming its "prototype" rather than remaining distant. These leaders don't need charisma; they need to genuinely believe what they say and be seen as "one of us."
Leaders who embody group characteristics tell what social psychologist Howard Gardner calls "identity stories"-new versions of a group's story that create meaning and community. The most powerful stories contain a Purpose and aspiration that define the group's future, not just its past.
Mobilization isn't a top-down process but a negotiation where big picture ideas are injected into day-to-day tasks. The third leadership component-ensuring individual cooperation-involves negotiating specific goals consistent with both strategic position and Purpose. When individuals and teams help develop their own goals, performance improves.
Empowering isn't just about delegation but about applying power through structures-incentives, decision rights, information flows and work processes. Discovery-oriented companies like Intel must continually reinvent themselves or risk stagnation. Excellence-focused firms should forget cost leadership and emphasize top-line performance through premium products. Altruistic organizations are vulnerable to perceived hypocrisy and must maintain financial discipline. Heroic companies thrive on competitiveness and scale, requiring a credible path to market dominance.
If your company lacks clear Purpose, you must first understand why you need one. Leaders pursuing greatness inevitably recognize they cannot excel in all ways-some Purpose must be chosen. The development process follows eight essential steps:
1. Review your strategy to reveal unconscious predispositions toward particular forms of Purpose.
2. Draw out implications for your Community of Purpose, recognizing which Purposes you cannot credibly fulfill.
3. Understand your own moral ideas through self-reflection, identifying what truly motivates you at a gut level.
4. Examine company traditions that might guide behavior, mining your company's past for moral resources.
5. Take a Purpose inventory of your leadership team, listening for different moral vocabularies your colleagues use.
6. Survey the moral ideas across your organization to understand how desirable actions are encouraged or blocked.
7. Identify a single Purpose that maximizes company strengths while fitting the moral ideas of key stakeholders.
8. Create metrics to measure progress, using surrogate measures for aspects of Purpose that are difficult to quantify directly.
After establishing metrics, verification is essential. Companies should develop models to test how different actions affect progress toward their Purpose. If managers would regularly need to choose between competitive advantage and Purpose, either the strategy or Purpose needs revisiting. When alignment appears sound, these models can be incorporated into routine planning with the same rigor as financial models.
Finally, leadership must endorse a Purpose and commit to necessary actions-buying and selling assets, redeploying people, and introducing new decision-making processes. A Campaign is a sequence of actions designed to achieve a clearly defined objective within limited time and resources, managed through seven Ts: Target, Team, Theme, Trust, Tactics, Tools, and Time.
