Truly constructive criticism follows three essential principles: (1) timely, delivered right before or after a misstep, ideally within 24-48 hours; (2) specific to one discrete behavior, focusing on observable actions rather than personality traits; and (3) prescriptive, explicitly outlining necessary actions with measurable outcomes. It should frame everything in terms of business outcomes, whether personal success or team achievements. For instance, instead of saying "be more assertive," effective feedback might suggest "speak up within the first five minutes of team meetings and prepare two strategic questions for each client presentation."
Bad feedback, by contrast, traps recipients in narrow bands of acceptability (women are "too angry" or "too nice") or remains frustratingly vague ("be more vulnerable"). These double binds particularly affect women of color, who report receiving contradictory feedback 2.5 times more often than white male peers. No wonder most survey respondents couldn't act on the feedback they received. In our study, only 23% of employees reported receiving feedback specific enough to implement meaningful changes.

Women face an impossibly narrow band of acceptability when communicating. For women, demonstrating gravitas creates the widest chasm between forceful and likable. Behaviors that confer gravitas on men-decisiveness, assertiveness, candor-brand women as "bitches" or "not team players." The double standard is stark: men like Alec Baldwin face minimal backlash for explosive behavior that would destroy a woman's career. Our survey captured this perfectly: 31% said being "too bossy" undermines a woman's EP, and exactly 31% said being "too passive" does too.
