This highlights the "Product Delusion," which is the false belief that quality alone is enough to win a market. In reality, a "good enough" product with world-class distribution is often more successful than a perfect product that no one can find or buy.

    Slack initially won the "Uncharted Waters" phase of the market by focusing on a polished, fun user experience that employees loved. However, as the market matured into the "Charted Course" phase, Microsoft utilized its massive distribution advantage by bundling Teams for free with Office 365. Because Microsoft already controlled the "plumbing" and relationships with corporate IT and finance departments, many companies switched to the "free" incumbent tool rather than paying extra for Slack’s superior user interface.

    Founders can build "inherent distribution" by creating products that naturally encourage sharing or networking as part of their core function. For example, Dropbox used a referral program to turn users into salespeople, and Slack’s functionality requires users to invite colleagues to the platform to be useful. If a product produces something shareable or requires a network to function, it creates its own distribution. If it does not, the company must instead rely on expensive sales teams and marketing budgets to reach customers.

    The "Four Waters" is a framework describing the different stages of a market: Uncharted Waters, First Voyage, Charted Course, and Crowded Waters. In the early "Uncharted" stage, success comes from innovation and building belief in a new category. However, as the market moves into "Charted Course" and "Crowded Waters," the tactics must shift from product innovation to operational excellence, defensibility, and distribution muscle. Companies like Slack often struggle when they continue to play the "innovation" game while competitors like Microsoft begin playing the "distribution" game.
