Vision is a clear, inspiring, practical, and attractive picture of your organization's future, typically three to five years ahead. It's an imagined future superior to the present that motivates you, guides daily strategy, and rallies your team. Without vision, you're voting for the status quo-which doesn't require leadership, just competent management. As Sheryl Sandberg notes, "Leadership is the art of accomplishing more than the science of management teaches you is possible," which requires seeing beyond the foreseeable future.
The most successful companies throughout history-from Eastman Kodak's democratization of photography to Apple's revolutionary products-have been driven by leaders with compelling visions that motivated people to accomplish seemingly impossible things. Vision isn't a personality trait but a skill anyone can develop with proper attention.

At age thirty-one, Michael Hyatt and his business partner launched their own publishing house. Despite landing bestselling author Orel Hershiser and growing to $5 million in annual revenue, they lacked a clear vision. First, wasted resources. Without vision, teams invest in irrelevant outcomes with no standard to evaluate progress. Second, team confusion. Research shows employees rank "forward-looking" as the second most important leadership quality (72% overall, 88% for senior positions). Yet Herminia Ibarra's 360-degree assessments reveal leaders significantly overestimate their vision competency compared to observers' perceptions.
Third, premature exits. Vision-deficit leaders and their burned-out employees are prone to quitting before success. SwiftKey exemplifies this dynamic-founded in 2008 by three friends with a simple vision to improve smartphone typing, they created an AI-backed predictive keyboard that gained 300 million users. Microsoft bought SwiftKey for $250 million in 2016, but only two founders cashed in. The third, Chris Hill-Scott, quit after just two months, tired of the long hours, and earned only enough to buy a bicycle-what he later called "the biggest mistake I ever made."
The remaining pitfalls include missed opportunities, poor resource allocation, and lack of competitive advantage. History repeatedly demonstrates that vision changes outcomes, while lack of vision leads to ruin. The fundamental assumption is that both in business and life, you're more likely to reach a desirable destination through intentionality about your direction.

Creating Your Vision Script
Vision isn't the same as a mission statement. While mission defines your identity and purpose (who you are, who you serve, what problem you solve, what transformation you deliver), vision describes where you're going. "Mission is here; vision is next."
While mission statements should be brief enough to "fit on a T-shirt" as Peter Drucker advised, a Vision Script requires more substance. It's a robust document written in present tense that describes your future reality as if it were today, typically looking 3-5 years ahead. The Vision Script examines four key areas of business: team, products, sales and marketing, and impact.
Creating a compelling Vision Script requires stepping away from daily operations, believing in future possibilities despite past limitations, and vividly describing what you see ahead. When describing this future, write in present tense as though your vision has already happened. Ask probing questions like "What needs to change in our business model?", "How would we compare to competitors?", or Warren Berger's provocative question: "If an oracle could tell you what's happening three years from now, what would you most want to know?"
After capturing his vision on paper for Nelson Books, Hyatt called a meeting with his entire staff. He presented their dire current reality without sugar-coating it, then shared his new vision with genuine enthusiasm and commitment. Though some team members were initially reluctant, eventually everyone embraced it.
Hyatt read through this vision daily and prayed over each part. Gradually, the necessary strategy and resources emerged. When questioned about implementation, he confidently stated it would happen, even without knowing exactly how. The results exceeded expectations. What Hyatt thought would take three years was accomplished in just eighteen months, with Nelson Books becoming the fastest growing, most profitable division at Thomas Nelson for the next six years.

Vision statements must be as clear as other professional documents like blueprints, contracts, or recipes. Vision starts abstract because it describes what doesn't yet exist, but must become concrete to be effective. The "curse of knowledge" often prevents leaders from fully communicating their vision-they assume what's obvious to them is obvious to everyone.
Like giving incomplete directions that send visitors to the wrong city, unclear vision leaves teams wandering. A clear vision must be both concrete (specific) and explicit (fully expressed), enabling teams to move confidently in the right direction rather than wasting resources amid confusion and stress.
Hyatt introduces the Vision Grid, a tool for evaluating vision across four quadrants based on whether it's abstract or concrete, implicit or explicit. Quadrant 1 (abstract, implicit) represents "Foggy Thinking" where leaders have vague hunches they can't articulate. Quadrant 2 (abstract, explicit) features leaders who confidently communicate vague ideas using buzzwords, leaving teams confused. Quadrant 3 (concrete, implicit) describes leaders with detailed visions they fail to share, wrongly assuming their teams can read their minds. Only Quadrant 4 (concrete, explicit) enables success-where leaders fully develop and clearly communicate their vision, allowing teams to translate it into actionable strategies.
Drawing from a harrowing experience driving through a Colorado blizzard, Hyatt illustrates how clarity enables speed and confidence while uncertainty creates danger and delay. To gain vision clarity, he recommends five steps: First, admit you're unclear instead of projecting false confidence. Second, identify your blinders (ignorance, overconfidence, cognitive biases, time constraints, or fear). Third, seek input from trusted advisors, mentors, and team members. Fourth, process this feedback through reflection, journaling, and team review. Finally, just start moving-like approaching an unreadable sign, taking steps forward often brings things into focus.
As a vision-driven leader, you serve as your organization's eyes into the future. The right vision-one that's both concrete and explicit-can accelerate a company's rise or prevent its decline.

The Inspiration That Drives Action
For a vision to be effective, it must be powerful enough to shake off complacency and replace it with motivation to take action. Unless your Vision Script ignites hearts, minds, passion, and creativity, you won't attract talent or buy-in from your team. A vision that fails to inspire will surely expire.
Malala Yousafzai's story exemplifies the power of an inspiring vision. Despite Taliban oppression and an assassination attempt, she persisted in her vision for girls' education worldwide. Her courage and clarity attracted millions in support, including $200,000 from Angelina Jolie, $4 million from the Gates Foundation, and a partnership with Apple. Her Malala Fund even provided education for 1,200 children during the Ebola crisis in Sierra Leone.
Hyatt identifies four characteristics of inspiring visions:
First, they focus on what could be rather than what already exists. Uber exemplifies this approach-instead of improving the traditional taxi model, founders Garrett Camp and Travis Kalanick envisioned a transportation company without cars or drivers on payroll. Their seemingly ludicrous vision transformed into a worldwide company with approximately 100 million users and a $72 billion valuation.
Second, inspiring visions pursue giant, exponential ideas rather than baby steps. When Steve Jobs introduced the iPhone in 2007, he didn't just improve the keyboard-he eliminated it entirely, calling it "a revolutionary and magical product literally five years ahead of any other mobile phone."
Third, they're risky but not stupid. When Hyatt's company created the Full Focus Planner-a physical paper product in an increasingly digital world-many questioned this risky move. But they knew their customers loved what they accomplished with their systems, and despite never creating physical products before, they had the publishing background to make it work. They printed 10,000 copies that sold out in preorders, ultimately selling 100,000 in the first year alone.
Finally, inspiring visions focus on what the future looks like, not how you plan on getting there. Vision (what) always precedes strategy (how). Without a destination, there's no path to get there. The problem with focusing first on how is that we limit our vision to what seems "realistic," and we manifest these low expectations.

The Practicality That Ensures Execution
For vision to be practical, it must play a meaningful role when applied to your organization's work, especially strategy and hiring. You'll know your Vision Script is practical if you can work to it and hire to it. Without this connection, even the most inspiring vision becomes meaningless.
Vision must connect directly to daily work. When vision and strategy disconnect, organizations waste resources pursuing meaningless activities. As Tommy Caldwell demonstrated in his free climb of El Capitan's Dawn Wall, vision guides strategy-he first envisioned climbing the "biggest, steepest, blankest wall" using only his fingertips and shoe soles, then worked backward to identify possible routes, linking sequences of moves into pitches.
This same process applies to organizational leadership: starting with vision and working backward through strategy, goals, and meaningful next steps. The through line from vision to daily tasks involves five elements: Vision Script, Annual Plan (7-10 key goals), Quarterly Goals (2-3 objectives per quarter), Weekly Objectives (Weekly Big 3), and Daily Tasks (Daily Big 3). Unless leaders intentionally protect 40-60% of their time to focus on vision, business-as-usual will consume all resources and prevent progress toward larger goals.
While vision remains fixed, strategies must flex with circumstances. Caldwell discovered this when facing an impassable section on the Dawn Wall-he had to loop two hundred feet out of his way to make just twelve feet of upward progress. LEGO demonstrated similar flexibility when creating The LEGO Movie. After a disappointing first attempt maintaining complete creative control, they tried a novel approach: giving filmmakers total artistic freedom while requiring them to immerse themselves in LEGO culture.
Jane Chen exemplifies this principle with her Embrace Warmer, an affordable portable incubator. When funding obstacles emerged, she pivoted by creating Little Lotus, a for-profit company selling consumer products based on the same technology. This buy-one-give-one model successfully funded her nonprofit mission to save premature babies.
Vision is also inherently collaborative and serves as both a recruiting tool and a filtering mechanism. It sells the company to prospective employees-particularly important for millennials, who constitute 35% of the American workforce and prioritize meaning and purpose over compensation. It also helps filter candidates by establishing clear benchmarks for cultural fit and capability.

Selling Your Vision to Stakeholders
Vision-driven leaders must sell their vision to four key stakeholders: immediate team, organizational leadership, the rest of the company, and sometimes external parties. This requires confidence despite uncertainty.
When selling to your team, be collaborative rather than dictatorial. Start with "This is what we could collectively accomplish" and welcome their input. Address three key challenges: First, the change challenge-acknowledge that some team members embrace change while others value predictability, and clearly state what won't change. Second, the personnel challenge-be honest about whether roles will evolve and that growth may be required. Third, the feedback challenge-slow down, listen genuinely, and avoid defensiveness, as your team's diverse perspectives will strengthen your vision.
When selling your vision to higher leadership, avoid surprises at all costs-your boss should hear your vision directly from you, not in a hallway conversation. Schedule your pitch when they'll be most receptive, and commit fully to success. Many leaders fail because they can't effectively sell upward, damaging their credibility with both bosses and direct reports. The key is choosing battles carefully and preparing thoroughly until you develop a reputation for getting things done.
When selling your vision to peers and colleagues, do so privately and in advance of communicating down the chain. Create a list of influential stakeholders and quietly make visits before the wider rollout. Give key leaders time to process the change, provide input, and work toward alignment. You may not always get agreement, but you can get alignment-meaning no one publicly second-guesses the decision as you roll it out.
Most employees cite poor communication as sabotaging executive success, along with lack of clear direction. Though leaders worry about overcommunicating, the reality is you can't overcommunicate your vision. People can't read your mind, they forget and drift off course, and some haven't bought the vision to begin with. Vision leaks-people lose sight of what you communicated days or weeks ago. Just as plants need constant watering, your vision needs constant reinforcement through your words to grow and thrive.

Overcoming Inevitable Resistance
Vision-driven leaders must accept that resistance is an inevitable part of realizing any vision. Whether environmental, social, or psychological, obstacles will emerge. The Apollo 1 mission demonstrates this reality-despite years of careful planning by NASA's brightest minds, an electrical spark during a preflight exercise claimed three astronauts' lives, nearly derailing the entire space program. As Mike Tyson aptly put it, "Everyone has a plan until they get punched in the face."
Environmental resistance includes organizational challenges, economic limitations, and technological constraints. Organizations are optimized for business as usual, and trying something new creates automatic inefficiencies. Leaders frequently must take on tasks outside their Desire Zone-where they're neither passionate nor proficient-to get new initiatives off the ground.
Social resistance manifests as the "Semmelweis reflex"-the common phenomenon of rejecting new ideas because they upset established norms. Dr. Ignaz Semmelweis discovered in 1846 that doctors were causing deadly childbed fever by examining patients after performing autopsies without washing their hands. His solution-hand-washing with chlorinated lime-dramatically reduced mortality rates. Yet instead of praise, his medical colleagues ridiculed and rejected his findings. His vision for infection control was only realized years after his death.
Psychological resistance occurs when leaders become their own worst enemies by allowing doubtful thinking, anxiety, or fear of rejection to undermine their vision. The key to overcoming both external and internal resistance is staying connected to your "why"-remembering what's on the other side of the wall and why it matters.
Vision-driven leaders need three essential traits to overcome resistance: tenacity, integrity, and courage. Like Herman Melville, whose publisher initially wanted to discard the whale in Moby Dick, or John Grisham, who received forty rejections before landing a small publishing deal for his first novel, vision-driven leaders must persist through rejection.
Hyatt shares his own experience of facing a moral dilemma just six weeks into his role as publisher at Nelson Books when he discovered a major author was advocating views divergent from traditional Christianity. Despite the enormous financial implications of canceling what was expected to be their biggest book of the year, Hyatt refused to compromise his integrity. When faced with potentially losing his job or violating his conscience, he chose integrity-and was ultimately supported by the CEO.
Courage sustains vision when initial enthusiasm fades and reality sets in. When projects hit obstacles and the team begins to settle for "good enough" rather than greatness, leaders must find the courage to defend the original vision. This means taking a stand against compromise, even when deadlines, budgets, and limited resources create pressure to dial back expectations.

The Vision Zag: Revitalizing at Any Stage
Is it ever too late to implement a vision? When LEGO was nearly bankrupt in 2003, with the VP reporting to the board that the company was "running out of cash" and "likely won't survive," it seemed their story was ending. Yet today LEGO stands as one of the world's most successful brands-proving that companies can stage remarkable comebacks through what Hyatt calls the "Vision Zag," or re-visioning.
The Vision Arc maps seven stages of business: Startup, Rising, Transitioning, Mature, Legacy, Zombie, and Dead. This continuum shows profitability over time, with companies typically increasing profits from inception to maturity before facing either decline or renewed viability through a Vision Zag. With modern companies' lifespans shrinking dramatically-from 75 years for Fortune 500 companies half a century ago to less than 15 years today-the Vision Zag has become crucial for survival.
YouTube began as a video-dating website with the slogan "Tune in, Hook up." When cofounders offered to pay women $20 to upload videos describing their dream dates and received zero interest, they quickly pivoted. "Forget the dating aspect, let's just open it up to any video," Steve Chen suggested. This Vision Zag paid off spectacularly when Google acquired YouTube for $1.65 billion in 2006.
When Steve Jobs returned to Apple in 1997, the company was three months from insolvency with sales having plummeted 36 percent in just two years. Jobs' first move was striking a deal with Bill Gates: dropping a lawsuit against Microsoft in exchange for $150 million to keep Apple out of bankruptcy. He then ruthlessly trimmed 70 percent of Apple's bloated product line, focusing on just four quadrants: Pro, Consumer, Desktop, and Laptop. This dramatic Zag launched Apple's most innovative and profitable era.
Even "dead" companies can rise again through effective Zagging. Stewart Butterfield's story illustrates this perfectly. His first company, Ludicorp, failed at creating a game called Game Neverending, but its technology birthed Flickr, which sold to Yahoo for $35 million. Later, his company Tiny Speck spent $10 million developing Glitch, another failed game. Rather than giving up, Butterfield and his core team salvaged the internal communications platform they'd built to bridge their offices. This became Slack, which grew to 10 million daily users across 85,000 companies, reaching a $2 billion valuation faster than any startup in history.
The Vision Zag isn't a one-time emergency maneuver but an ongoing mindset. Vision-driven leaders understand there's always a better future worth re-visioning. By constantly scanning the horizon, leaders won't miss their moment to shine.

Once-dominant global companies like Kodak, Blockbuster, Nokia, Borders, Radio Shack, and Sears have drifted into oblivion or irrelevance. While economic and technological shifts played roles in their downfall, the underlying cause was a lack of vision at critical moments. These companies failed to assess their present reality and anticipate where they could and should be-or failed to execute on their vision.
In 1876, Western Union president William Orten rejected Alexander Graham Bell's offer to sell his telephone patent for $100,000 (about $2 million today), dismissing it as an "electrical toy" with "no commercial possibilities." Thirty years later, Western Union was taken over by AT&T. Similarly, Wall Street analysts viewed Amazon with "extreme skepticism" before it became a behemoth, with one journalist claiming it would never be the "high-growth, wildly profitable, super-efficient company" that existed only "in the powerful imagination of Jeff Bezos."
